"Obviously, you have proliferation of zero commission brokerages and technology. People can get access to markets on their handheld and that didn't exist in 2000. It's the first thing. The second thing which I think is actually more important is if you look at the names that fidelity and Schwab and all of our other great clients send us from retail investors, they really are much more Tesla and Amazon than they are GameStop and AMC and X, Y, and Z names that you never heard of. Whereas 20 years ago, you had webvan and that dog food dot com and all of these and a bunch of telecom companies that had no revenue and a bunch of just companies frankly that shouldn't have been public companies were just pure speculation. You have some of that today, but retail investors are actually buying trading, selling, holding, you know, real companies that have real revenues and really EBITDA. You can argue whether Tesla is worth a $100 or a $1000, but it's not worth zero, right? So that to me is the difference. And so the point we're trying to make to our investors, in which we're not always successful with is that this is not a cyclical change. It's not just because people were sitting home with their stimulus checks in their underwear and their basement with nothing to do. The growth of retail trading and self directed trading, predated the pandemic. It's when Schwab decided to match Robinhood and go to zero commission training and then E trade and fidelity and frankly everybody else did. You saw a big jump in people interested in self directed trading. And so that Genie is not going back into the bottle is the point that we've made. It may not be like January 21 when you had these enormous meme stock names that were just trading, huge volume, like that has come and gone, but still the bar has been raised substantially. It's been a real structural change in retail participation. That's the case. But you had zero commissions coupled with 0% funding costs. Now you only got one of those left. Yeah, exactly. Exactly. Yeah, so look, as I said before, sadly, people will exit the market and no longer be day traders, right? Maybe they should probably go off and try to do something else, but still self directed trading, which I think is easier, which is a better way to describe it than retail trading. I think is here to stay. It in size. And frankly, again, just to be a crazy libertarian. I think that's one of the things that actually frightened some of the quote unquote progressive stand in Washington. We've empowered this class of people to trade on their own. Well, now they should be able to vote stock on their own. Take it away from institutional, you know, a lot of folks in Washington are complaining that BlackRock and Vanguard have too much power, right? Because they have all these proxies. Well, if you have 15, 20% of the market is self directed, you know? They should be able to vote their shares on their own as well. So they become much more important political force. That's not good for some folks in Washington. Yeah, they want victims. Okay, your words not mine. Okay, Evan, do you have anything else? Or, I guess? "Had just started Google just bought it in the beginning of 2007, Hulu started. Amazon did a thing called unbox, which was their Internet delivery on video. And Netflix started streaming. So all four of us entered basically an O 7. Yeah. And since then, it's been a rocket ship as people realized. Okay. And for multiple companies, rocket ships. Yes, that's right. All of us with huge growth. YouTube, by far the biggest viewing growth. But all of us, it was a big enough arc. There was a play there. And Hulu was doing really well was owned by three of the major media companies. And to some degree, they were positioning of, if you care about DVD and streaming, Netflix is okay. But if you really care about streaming, Hulu solution, right? And our marketing played into this because the easiest way to differentiate against Hulu was, well, we have DVDs too. And the problem is that was going to be a fading value to consumers. So you really we had to say to our marketers, you can't talk about it. We've got to strip it away because you're going to make us dependent on a thing that's going to become irrelevant. And we have to be full stop the best streaming service and to win on that basis. And that, in fact, we had to have DVD and streaming be separate so that streaming had to fight and win and be better than Hulu as a streaming service. So partially goaded by the wonderfully radical market and she said, who is like burn the boats? I don't blame him at all. We came up with this plan. Which was to separate DVD and streaming. And we made one tragic I made one tragic mistake in it, which is the pricing for the combined plan had been $10. And the separate plants we said should be $8 for streaming, which is about Hulu's price. And about $8 for DVD. So it was effectively a 60% price increase. So we sent an email, I sent an email to 20 million American families. So 20% of American society one day. And the price is going up by 20% or 60%. And you get to use two services to websites instead of what. So less convenience radically higher price in the middle of a recession. And no new features. So I did not go well, okay? And I explained it as this is essential for Netflix's long-term. Yeah, they don't care about you. So oh my God, it was crazy bad. And the stock went down 75%, lots of members quit, Saturday Night Live, just gets making fun of us. I mean, it was like, you know, nightmarish. And so we realized that this was going to be a challenge to get out of and we slowly earn back the trust of customers. We basically switched it from quickster to DVD dot com. So now if you go to DVD dot com, that's our DVD service. We have a little under 2 million members that are still DVD subscribers. We have nearly 200 million who are streaming. So we were right to separate them. It's just an awful, and so think of it as we did the thing to Kodak never did. We did the thing that AOL never did. We did the thing that blockbuster never did, which is we did transition our business successfully. But we did not stick the land. We landed ugly. Let's just say that. One of the things that you talk about in the book on that is the knowledge to stick it correctly was in the company, but you just didn't listen to it. That's what I was getting. So afterwards, we first had to heal. That took 6 months or a year, because it was just crisis, right? What are we going to cut, how are we going to survive? Our general counsel joked about he had worked at webvan, so he goes at least I've got bankruptcy skills. I mean, it was like gallows humor. So afterwards, we said, okay, what went wrong? Well, the first lava answer is arrogant CEO who doesn't listen to his people. So the king Lear, that kind of thing. And for the most part, that's not what happened. Okay? And what happened was something more subtle, which is our leading people were too deferential. They were like Reed's been right so many times. I think this is going to be bad, but he must see something. And they didn't know that each other kind of all felt the same. Yeah. And in hindsight, is if we had said all execs write down, what's your level of confidence that this move, disaster to genius? Right. You know, it would have come up 20 people thinking it's going to be bad. And then the strength of the co feeling would have realized, no, we're right. Read is wrong. Yes. Okay? And probably would have stopped. And so the key thing there, we said, in the future, all major decisions. We've got to have everybody write down what they think, you know, positive tend to negative ten. And why? And we just do that in a Google sheet, but any you shared medium is fine. And then everyone knows what everyone else thinks. And you got to put it down and write it. So that little device then has helped us avoid chaos and catastrophe, which is great. Yeah, that's such great device because, you know, it's always, it's very deceiving when your CEO because it's at the point when you are right consistently and feeling confident that you cause that problem. So it's right at the point when you're doing the best that people get too much faith in you. If a business was in like a dogfight competitive battle in its current market, would you still kind of drive for innovation if it was a company like Netflix or would you need to optimize more? Yeah, probably a little more optimized when we were in the DVD fight with blockbuster. This is O 5 to O 7. We got distracted, doing magic charms. So we did four things to make ourselves feel better. We went into selling, used DVDs directly on our website rather than on eBay. We started buying some little films at Sundance, like a Maggie Gyllenhaal film and some other films because this was 2005 original content. We launched private social network called Netflix Friends. It was like the Apple ping kind of thing, but this is 2005 as Facebook was barely out of Harvard, right? And we were doing, you know, you can see each other's Q and viewing history if you give each other a permissions. And we said, let's sell ban our advertising on our website like overstock used to do. Okay? So for non trivial engineering efforts because this is the way we're going to differentiate against blockbuster. Fortunately, we also spend some time on getting shipping more reliable so that our queue fulfillment rate went from 96% to 98%. And in the end, once we beat blockbuster, we realized the only thing that mattered was that Q fulfillment rate. 96 to 98%. A little innovations. That's right. And we as leaders did not have the courage to stand before the employees and say, we're going to win because we can move this from 96 to 98%. And we needed these little magic charms to make ourselves feel good. And it was totally bad management to get distracted on those magic charms..

"One is there's this adage and product management of you. You've got to fall in love with the problem and not the solution. And I think there's a lot behind that. So you do do validation work. But you don't do it on the solution that you're proposing, you do it on the problem and the fact that it exists. So there is a problem that matters and people are fed up with the solution that they have right now. There's latent demand for something that we can go solve. And if we could address this one thing or deliver this one new customer outcome, then people would go nuts for that. And I think that if you can articulate what that looks like and you can defend that with real data. Like you can't just make this stuff up, right? Yeah. You have to have the data. Then I think you can say, hey, look, this is a real problem that's worth solving. Now, the next question is, why do we think that this might be the right solution for us? Or what are the alternative solutions that we might look at? So you're not falling in love with a particular solution and you're willing to pivot on that kind of stuff, but you have a firm belief that there's a problem that's out there that's worth solving and that you're going to be in a position to be able to solve maybe in such a way that nobody else can. So I do look for validation behind that in a real data that can back those claims up. And I think investors are usually pretty good about looking for that kind of thing as well. They usually like to have it proven through traction of a specific solution. And I think that the emphasis even for investors should also be more focused on the problem rather than the solution as well. Because sometimes in their quest to kind of get that early traction, they end up finding that they end up paving the goat trails that are like very, very inefficient for the business and then somebody else comes along and says, wow, this is really interesting that you've solved this problem this way. We have a way better fast path for how to deliver this. And that's why you sometimes see that a lot of fast followers are actually the more successful business, right? The Facebook as opposed to. Yeah, I think so, you know, we had a what I would consider to be a little bit more of a sales and account led process before. We were kind of like a sales driven company in many ways and that we knew what it was going to take to make the next sale and there was a particular kind of feature that a customer was looking for and if we built that feature, then maybe we could close this deal instead of losing it. That's in many ways kind of being reactive and responsive to the customers that you're finding today. But to me, what defines a product led company is one where you're yes talking to your customers today. But in order to understand what your future customer tomorrow is going to look like and you know passing the ball to where the player is going to be, right? So we want to build for the customer that we haven't yet met. And that's what being a product led organization requires. And I think if you want to be a product letter organization, then you need to have vision lead product. And so this was kind of like the cornerstone of a cultural shift that I think happened at the company to move from more of that kind of like other mentality into more of a product driven mentality because people could say, okay, great, well, if you're gonna say no to this request that I have, then you have to tell me, well, what are we doing? And that kind of puts a lot of the onus and the responsibility on the product management team to be able to define for the rest of the company where we're headed. Now, you know, it's both a blessing and a curse. But what I have really seemed to kind of shift is that people do now look to product not to react to the kinds of things that they're seeing from individual customer interactions. But instead, to look to product to kind of set the path for where the company is headed. And that's been a remarkable kind of like shift for the company, I think. That's been one that certainly I've really enjoyed and I think the CEO has really gotten a lot out of as well. Having the product team be looked at as a leading voice and where the product is heading, it's not a terrible outcome. And you don't have to actually stop a B testing, right? You just don't rely on it so much. I guess it's like they always say everything is okay in moderation. Yeah. Well, let's break here. It's like five wins already so He's got one of the favorites in on this thursday program and he'll probably have a number of runners on friday saturday as well. So you're right. That are fourteen percent in that ballpark. They do get hot. And sometimes i always say you know a lot of times. They're doing the same things it's just. They might just be sitting on a good round of where everybody's in a good spot condition wise and a lot of times the off shoot for that. Is you know they win the five or six. They got five or six. Now that have lost a condition and things that might be tough for a little while. Yeah exactly and that that can be really difficult to identify. I think like a a scenario like that which is more easily identifiable is when you like somebody like Asmussen or or maker or cox or one of those guys. The door know their horses.
