"But you gotta do it now Somebody actually leverage those kind of accounting tools. To help mitigate mitigate any of my cash flow issues so I knew that like hey I'm got payroll and a half and thousand dollar short. What time do you between now and two thousand dollars in the door? Cash on hand So that was one of the biggest things just always being aware of that Because you're now in a business owner seat like you aren't just production especially as a just getting started. You're easy to be production and then hire somebody else to also be production but you have to watch casualty demarcus. Now you doubled your overhead most likely An all most creative agencies development shops were so staff heavy like our biggest expenses are people the office chief the Internet's cheap. Adobe licensed. Isn't that bigger arly relatives like buying a storefront though. It's not exactly yeah. Have you know having inventory? We don't have inventory know huge props anyone who starts at a restaurant inventory. That literally expires today. So here it's like people is the most expensive thing and seeing you can actually watch that so You know one big thing for us. It's been super helpful. Financial Space Is. We are working off of last month's income so ever reported here in January my January payrolls by wrench my my Everything else here is is built on being paid with money. I earned in December of the money. I'm earning now in. January is money for February That's that's an invoice standpoint not just not just actual cash on hand so that's one of those things it's just super helpful to kind of maintain on my end. Is that always watching that? Gash on always dealing with the money's coming from not essentially check to check waiting for that next envoys to pay payroll that's where he thinks dangerous So that's been big thing is just the right paperwork and just the right communication. Along the way we've document everything. I will not take verbal approvals of if they approve something on the phone like great. You don't Miss Uniondale I'm GonNa ask you for X Y and Z approval at. I need to respond back. Yes We've got a step further and we actually have like contract level. Sign Offs Bore Design and Development Approval. So we deliver design and someone says yes. It's approved rate. We're GONNA take all of these Jay pags from project management system. I'm a stick in a document that says I'm approving this for design for layout for function and for content flow images and the actual copy can be changed in the cms but everything else is approved. Anything changing this will affect my cost and my timeline. And it's it's funny. How slow people pause on that one? Bill approved Alpha new wheel design. Trade approved go head start development. Great here sign off on this also. Three days ago I write like yeah. We use paradox for our Our documents for that our contracts legal things. And you'll see that. Susan opened a sandbox thirteen times. The last two days like Oh Susan's getting real picky. And really making sure the dotted. The is crossed. The T's excellent That cut down revisions. I wouldn't believe Versus just the verbal approval or the quickey knowledgeable So we try and really just document everything and try to make sure everything as clear as possible because the rule on that if it can be misunderstood it will be misunderstood in the wrong way possible And work backwards from that. If you hear your tone wrong it's the worst possible. If the design is wrong they prove it. It's in the worst possible so when you document as much as you can. It's hopefully as clear as possible on the YA. That's that is great advice. I when I was when I do videos. I require a signature on the script because the script is The final sign off before I actually start producing the video so We have the script and we have the screen actions and the client has to sign off on that because revisions after they are costly so Yeah I think it's time and money. It might be a ten minute change. But it's a ten minute change that turns into a twenty turns into two more changes. The next thing you know you like. Were you lost track of all the changes. So it's not for me. It's not about the ten minutes about the snowball that it creates an the alison. We're talking about a design change that was approved. Because it gives you it gives you an easy backbone and you just call it policy like hey. It's our policy to this like you. Make air quotes the policy. The bad guy like awesome. It's our policy policy. Doesn't matter from a person of one like it's my policy to not start work until I have posit the end. Nothing against you your excellent client. I'm sure you'RE GONNA pay but we have a policy right and you explain the benefit of that too right like I say. I require signature on the script because in the past I didn't and then You know the script tied to get changed in the night ended up causing the client and extra thousand dollars on this video. And I don't want you to pay another thousand dollars because you didn't like the wording somewhere or someone didn't like the wording somewhere right so yeah. I think that's great so clarity. Always Watch that money. I mean that's the hardest thing. Yeah and I. It is watching the money especially. I'm GonNa from experience if you are a freelancer who is just starting out. It's really easy to just deposit all that money in your personal account and then worry about it later but I would encourage you to read profit first rate. Have a separate account for your bank account. Don't use pay pal as your business money. I know a lot of people do that when I get. That's that's dangerous on anyway because pay pal is an FDIC insured like payback in Yankee. Money for no reason at all right and then to say hey. You violated their terms conditions. Right as soon as I get a notification that I have money in pay pal it gets added. It gets transferred out so you know. Think about that. Put aside money for taxes. That's really important. And that's something that I could buy. You know new new freelancers And that runway runway was something I I was very cognizant of especially when I went out on my own. I explain to my wife. We've got six months to run way. If I make absolutely no money I will find a job. Our family runs out. There's another factor there on runway. All I have six months of money but when do I need to start looking at the jobs? Agony A two-month job window like okay. Great so you're four months of true runway and then two months in a two months of you know the overflow runway the emergency runway right. Yeah Yeah so awesome. Well this has been. I think a really helpful conversation. We talked about time. Managing your time watching that Cash flow and some things that some important staples that you should do when you take this from. Maybe like a hobby to a business or just a side Gig to a business. I do need to ask you my favorite question though which is do you have any trade secrets for us. Trade secrets is tough on of. You know I get asked on a regular basis. We've been doing for fifteen years. So what's what's your secret. My secret is like show up and do honest work like it. Sounds ridiculous but in the web space and creative space like we're full of flaky people who will just disappear I rescue clients so often from bad designers. Bad developers who just disappeared just stopped wanting to do the work for whatever reason and so we win work and we keep work because we do what works. Say exactly what we say. We're going to do on time and on budget every single time. it's really hard to be that the bar so low like so that's like it. Sounds like a terrible secret but trust me if you start being the only one in your neck of the woods. It's it's doing this. You will rise above everybody else. I'm not a better designer or better developer. Anybody else. I'm a I'm a hack bass on most of these things I'm self taught. Php But I had more web development clients and web design clients than most of my friends. Because I just showed up. I I was honest okay. I don't know how to do this. I'm stuck Gimme a couple more days So we would just constantly when nuclides clients and referrals. That way. Like all their their super honest. They're able to help us it matter what we did Super Little secret. But just you know be there shall op- do what you say you're going to do And deliver and you'll go far. That's where most people you know. That's what separates most people from from winning failing. Yeah I I agree wholeheartedly era. We've both probably had people where they've come to us and they said Yeah. The last last guy just disappeared right on the money on the table. Why Cook Right? "Negative person. I've always really positive but for some reason or another gonna add like a devaluation of my own self and so it took me years to get past that. Yeah I mean so I had a conversation With Nathan Ingram. His episode is airing Aired last week as this episode comes out so But we talked about how like we like to help people. And how do we reconcile that with with kind of charging because we WANNA help people get their website up and running? How much do we tell them or help them with versus? What do we bill them for? And it's the same kinda thing right like especially when you like what you do all the things that you really need to think about. It's tough because I'm there too. I I was really raised. A helping others mindset. I get a lot of personal value out of helping people So what I've had to do is I've had a separate business. From personal missions. Business exists to create revenue for the owners Decreed payroll for the team and to create a product of the customer. It doesn't exist to give you personal self worth It doesn't exist to give you a pat on the back. He It just can't Because at the end of the day these customers as lovely as amazing as most of them are I so I've had customers for ten years that if I am in town I will make plans to see them. I will fly just to have lunch with one of them. I was in Chicago a week or two weeks ago right before Christmas. I was in Chicago and Yeah it was just one of those clients. Hey We'd love to just chat before the holidays and point out some stuff just have lush. I flew to Chicago had lunch with applied for an hour. Flew home worth it. But at the end of the day these people are still in it for their business. There here for them you know. They're mission objectives and they're not technically your friends and you need to keep that day because while you are really friendly and can be really close of there needs to be the ability to sever that relationship at any point in time. That's not really the way you think of friends or family but in business. That's the way it is someone will just you know? Hey I'm going to hire somebody else. we've lost a huge project wants because the client the client little brother opened a Web Dev Studio and took all the business to them. I can't fault them at all for that. Totally get it. Do I have opinions on whether it was right. Moving out. Of course I do But at the end of the day like it didn't matter how close of a business friendship we had gone like that. And if I hadn't intentionally sought out my own profit at protecting my own bottom line you know that's all gone. Is that rugged? The Rug got pulled out from underneath me from no fault of my own No matter how wonderful helpful we were and how how much value we provided client how much value they provided. Us gone in an instant And so you just gotTa remember like worse year to help them. We're here to do good work and we're here to be to honor our own process on our own bank account and it's not that it needs to be greedy but at the end of the day you you have to look out for yourself and so I go to the you know. The peer after model of like the purpose of business is to create a customer integrated profit. I and I think that's great right because you're right that's For for me. It's my job to make sure I'm providing for my family. No other business owner is going to be closer to me than my wife and daughter right just like. There's no way that anybody who is not that guy's brother would be closer to him than his brother So like you you do have to think about that stuff And realize that you offer a good service. You should charge what. You're worth help when you can. I you know you mentioned value based pricing You know I might if a nonprofit like legit nonprofit organization not like the NFL. I guess that's a little dated right because they're not. They went to profit model. Or WHATEVER UM media. They they didn't want they didn't want transparency other books anymore. They wanted to. I know right. Yeah they wanted to hide all that concussion. Hush money I guess we'll this. Podcast has just got more political than it's ever gotten But but I mean you know legit nonprofit like you know if if I can do something for. I don't know twenty percent less than what I would normally charge because they actually need it then. Yeah I'll do that But you know like you said careful about though right. There's there's a lot of nonprofits but make a lot of money. Yes yeah that's yes that's a really good. Yeah I've I've explicitly said that to some of my own students where I'm like nonprofit doesn't make no money And they'll all all try to make you think that But I'm you know I. I have a couple of specific examples in mind where they legit were not making any money but they still donation form right. You know one of the things one of the things for me was actually had a mentor. Tell me this is like stop getting the value and your personal self worth out of helping people you're billing and find channels for that and so I started volunteering more in in my design and creative community so I joined the board like I'm on the Board of Arizona and so I find value in in that I'm helping others in different ways. It's I'm getting. I'm getting that self worth bucket fulfilled outside of work I'm making sure that I- i- nurture personal friendships. Just as much as I nurture a business relationship So putting in the effort and the sound Supernova little luckily none of my personal friends Developers or creatives in space. But there are a lot here this but like I put them on the calendar there during a drip like I get a reminder that hey have been six weeks since I followed John I should send him a quick enough Just because my head is so full like I do that for sales. I do that for current customer relationships. Why can't I do for friends? Sure so you all. I'll put him on it up. Put them on a nurture campaign right like she's so formal but you know there's just we're all busy and you see each other on social media that you forget to stop and say hey let's go poppy How are you like? Let's really slow down not just like each other's posts on social so I have to give myself those nudges otherwise I might forget because all of my other nudges in push on my crm for business relationships. Yeah that's really. I mean I think I'm going to steal that I want one weird tricky. Learn of this podcast. Yeah right I mean that's perfect example. My friend cat. One of my best friends from college Texted me after I posted online. That my wife is pregnant again and she congratulated me and we also she was doing and I for the life of me could not remember if she was pregnant with her third and I wanted to ask how it was going but then I was like I didn't see anything on facebook about it. I was right but you know if I'd like jotted that down. Somewhere or like had a little nudge to be like Ascott. How she's doing you know like I wouldn't have had this crisis of conscience or I'm like I'm such a bad friend. I can't even remember if she's pregnant so I think I think that's really cool. I've also told my wife that like if something is not on the Google calendar it does not exist in my world that same. Another pro tip only have one calendar to try the the work calendar and the home calendar in my own personal calendar. Like if I'm if I'm off to the dentist I'm off to the dentist like I shouldn't be available in my work challender because I'm personally doing something. In the middle of the day like Joe US calendar calendar can only sink to one calendar. So right I live out of one calendar color code things like Ada. Purple Things are home in the green. Things are personal in the blue things are working at the end of it. Yeah yeah absolutely I if if something is taking up my time it is on the calendar. Yeah my wife has her own that is sync with mine. But if it's like something that we're going to like a concert or something. That goes on both our calendars. Here's is mostly used for her work schedule. Yeah so I was talking about freelancers in calendar like calendar out your your sales time and your marketing time and you're networking and your your internal production type. That was something that I just constantly went back burner. Forget for the sake of production because productions billable like in get this project done. I can bill the client money in the bank. But I would do that at a of skipping a networking event and not going to the seminar or this workshop that I wanted to go to I'd skip out early on a on a word camp maybe and go to work because that was important you know. Don't confuse short term gains for long term bowls because if I skip networking marketing events while while I'm busy now that means I might have a lull in three to six weeks or three to six months that these products take to get in and so I've got really diligent on my calendar taxi book out sales and marketing. So I have a I try to review it every two weeks to know what's going on and so. I look every two weeks to make sure that house the right networking events summit calendar. And if I don't I will still blocked time to do my own. Networking I'll give. There's not a networking event next Wednesday when I normally have one great. I'M GONNA block that time off still and I'm GonNa go through my crm touch anybody who haven't reached.

Which will reminisce about as we dive into how he's built in agency out of which started as a freelance career. We talk a lot about something. That's hard for freelancers to talk about. And that's cashflow beast famine and client relationships have all been themes of this season of how I built it and they are related to the same thing. Managing your money properly so that you can survive as a business. Let's hear how Matt Adams does that. Hey everybody before we get started. I want to tell you about my online membership and community frieder courses so I know that when you want to learn something new the natural thing you probably do is go to Google or youtube. I do the same thing. And that's really great or one off projects. I used a youtube video to learn how to change a light switch in my house up but I am not a big fan of youtube or learning new skills right because there are lots of videos on every topic but which one is best. And who do you trust? What or even watch the videos in. Will you get the support you need? These are all things that youtube or other potentially free videos can't do for you. Hey everybody and welcome to another episode of how I built the podcast that asks. How did you build that today? My guest is Matt Adams. He is the head of intergalactic operations at factor. One Matt How are you today? I'm Joe how are you? I'm fantastic so for some backup with listeners. Matt and I have worked on and off together for several years at this point I feel like it might be ten. I was GonNa say I think we were connected? Around the same time I went to my first An event apart and that was twenty ten So or twenty eleven. Something like that but he did before it was probably shortly before that so Very it's like a crazy thing to have a business relationship with somebody for a decade To me at least on whether I don't feel that old so yeah right. Yeah exactly like O. Only thirty four years old In my case at least But today I'm excited 'CAUSE WE'RE GONNA talk about how to stay sane growing from freelance to agency owner. You've been running Well I'll let you introduce yourself but I'll just say you've been running your agency factor one for the last fifteen years. Is that right? Yeah that's been a wild ride but it's been fifteen years and it's hard to think that it's been that long because again. I don't feel that old but here we are man. That's that's wild so For the listeners. Why don't you tell us a little bit about Who you are and what you do. Yeah so I have a pretty diverse background. I went to art school for Traditional Art Learn some digital design along the way that that was pretty awesome. This is like early. Two thousand two doesn't want the web was starting to take off and I was like you know this. Coding Thing Looks Pretty Awesome. Trade AD and there is no courses. Nothing outside usually get started Introduced like wordpress one point in time. I think it was like one point something just before two point zero and the car. I'm going to want to start building some website for people I know so I just got dovan. To be honest. There wasn't books. I looked like an HTML CSS book in ran from there Built a lot of flash websites. I'll I'll admit it. I flash a lot I also felt one of the only flash CMS as using action script. We were saving to a plain text file and so my clients would like hit some special key command control. Ian It would bring up the editor put in a password. It was all all stored in plain text like it was all a prime for hacking. But no one figured it out Yeah Flash Websites. Where like the thing and we built awesome winds and then we have clients. What about a blog? What a podcast. And what about Wants to an image in the middle of this text editor and it was always no. It's flashed into that Dove Moorhead headfirst into wordpress and Spent years in advance. For instance heavily since version two was released thou To date factor one is created three hundred fully custom wordpress sites in the last fifteen years and we actually still host about two hundred dollars so we kind of heavily maintain a lot of our clients over the years. Wow that's amazing and and so it sounds like we probably got into wordpress. Around the same time I remember like one point five Was the first version I used and I never made flash sites but for those who don't know fly. I mean they were like the the way to do anything. Really like because Java script wasn't nearly as powerful then as it is now flash was the way to do cool stuff exactly and it was. A browser is probably couldn't even handle it back then anyway with the jobs for us today. Oh Yeah Yeah for sure. So that's awesome. So you've been you've been making websites for about fifteen years and you started off kind of freelancing When did you make the jump to being an eight to like kind of the agency world? Yes that was. That was two dozen. Four I was working at a print agency and just loved. The web also really hated my boss which is always excellent reason to quit and start coming off my advice to people always like. Don't do it for these reasons. 'cause you'll you'll pay for later but I just got a lot of women. Decided like you know what I'm GonNa do this. I had one or two freelance. There were pretty consistent in that a few projects here and there and it was those consistent ones that gave me the confidence to say like you know what worst case scenario is that. I just make the money from these two right like I can do it. I remember my very first month. We build like two thousand dollars which freelances cool but when it's two dollars that's the only money you made like student loans at a house and gardens a little dicey and my wife actually didn't have a job at the time. Either she discount laid off so I look back at. It was but it worked out What better time to take a risk than when you're young and dumb Yeah absolutely I start. I went out on my own after my daughter was born in Lincoln. New Kid wife on maternity leave. Now's a great time. Yeah perfect time I look back on it and I do appreciate it because my back was up against the wall like I didn't have. I don't have rich family parents. You know like that. I had nothing to fall back on And so it was one of those like just hustle and grind to get it done because there's not a plane be there is no option there is no There's no backup plan and I didn't even see like the idea of going back and getting a job somewhere else as a wasn't even an idea like that. That was dumb. I'm going to do. This is what I'm doing so it really forced me to be all end which I do appreciate instill would stand by today of like what be all and our don't do it Contingencies are just begin. A reason to hesitate. Yeah right absolutely. Have they talked about that in a friends episode right? They told Rachel to quit that she had the fear to actually pursue a Job. She wanted to and yeah. It's the same right like you have. When you have real stakes you gotta make real decisions and I think that's part of the conversation. We're we're having today right is At least for me when I was just kind of freelancing I was like. Yeah you know charge this. I'll make some money. I can support myself and now I'm like I need an actual income plan because I have a house and a kid and another kid on the way as we record this and I heard graduation. Yeah thank you very much. We're super excited And just I can't be like. Oh Yeah I'll just charge like two thousand dollars for this and it'll be great and I'll keep most of it and then pay a little bit for taxes. Yeah I'm not a big fan of hourly rate pricing. We haven't I probably have an hourly rate. Pricing Iraq reminded probably fourteen years We started that way maybe initially but quickly moved onto a project rate But even then like so many freelancers don't even know what their hourly rates should be. They just kind of pick the bill ask around and see that with our friends charging some sort of justification of I'm better than them or they're better than the Ar they've been doing it longer charge a little more a little less than them or it's a competitive thing of. I want to be a little less than guy next door so that I can win the job. And so we end up with entire ecosystem of freelancers who.

You're not very good and all of a sudden you win the whole thing. What was that run like for you? It was very very unique and Just amazing how the team Kinda came together. We we hit a rough patch. We had a real good spring. We hit a rough patch. And then we brought instant better Quarter pieces and just Got The clubhouse to just mesh together everybody talks the the whole family atmosphere. That's that's something that we really took to the next level and we just we became a family and we we run out there and play for our brothers standing next to us. What are you doing now? How are you getting ready for the baseball season Folks Foxconn my my workouts Doing the pilates still and Hidden and doing my grand ball stuff. Just a typical offseason for me. Just a little bit shorter since the deep run into the playoffs but For the most part it's you know we came along pretty well and Feeling ready to go. Oh The next couple of weeks you know a interesting for fans at don't know your pilates instructor you you know your instructor pretty well don't you I. I have the opportunity to her December. And I just I put all my trust into her with the knowledge that that she has. Currently currently still free agent agent so But I've Kind of really grasp on to the idea just not that affect me because I feel like if I start worrying green about that then I can go down a slippery slope and Just really focused day in and day out on making sure I get the most out of my my workout and I I know my cage sessions and everything like that so that. This is kind of like your adopted hometown isn't it absolutely we You know ever since Just just the love that I felt my first year playing with a car and was just how it everybody's so nice you go outside of the stadium and then you walk in the stores words and in everybody's just so nice and they greet you and that's what drew me to stay here with the the personalities of the people that they call Saint Louis home and it's it's got everything that I need here. Great facilities great people and You know my wife and I got a great home. One of the things that you've decided to do. Which I think is awesome is is give back to the Saint Louis Community and you've got a a big event coming up? I know you were looking at various ways ways to get more entrenched in the community but tell tell fans and tell listeners. What you're doing now? Yeah we You know my wife and I. We really sat that down It started probably early on in the season. We we sat down and we. We realized that something was missing from from our life and just seeing Some of our close friends Like Colin long and Jason. Motte doing the whole cornhole challenge kind of stuff for in the case of some ideas and and we got put in contact with the boys and Girls Club of Greater St Louis. And that's we haven't event tomorrow at their new Teen Gene Center for Excellence in Ferguson. And it's it's like a recruitment kind of charity event Some cool little games going on and I think the first fifty kids that sign up Were sponsor and those Membership so it's a very very cool aspect an idea and just with this new center opening. You know our in our hearts giving back to not only the community are you. Single was giving back to the kids of this to me to make sure that they have everything that they need in their areas to succeed in life. And that's that's something that really drew us. Tell us about the event. Where's it at what time it starts? What fans can get to make sure that we get this place packed? Oh man you really put me on the spot here. I I'm not really good with the details out the land. It starts at six. Okay then Ferguson the new Eighteen Center for excellence. Do you have a favorite moment. I mean the Kershaw Homerun. You had the home run against Pittsburgh your second time through that one game is there something that stands out for you Moment like playing wise. I think it's definitely the Kershaw homer that sense of To continue but I think more more than that I think just the friendships that I build along the way. I've gotten such a great opportunity to play away with a lot of good. Not only great baseball play people but just great people in general like off the field. So that's something that I've always always gone back to is just being so blessed to to share the field with with such people so I think that's my time was saying Lewis was just meeting in coming close Swiss all those great people that I sure to filled with He.
