And the fact that they've done a good chunk of this qualifying while Alfonso Davies has been hurt, who's their best player, the best player in the region. That says a lot about how good they are. A relationship gone through trauma already had disabilities and chronic illness that the overwhelming -ness of that whole situation and tried to heal in the middle of it trying to guy. Three statements with the police about all the sexual assaults all that sorta stuff it all sort of it was like a break upon break upon break. That was way down and my body reacted accordingly and a little bit. Like you saying that you would have your body. Sanger need to stop. Now you would push it off was pushing it all the time right. And and so yeah. I didn't give my body enough time to heal and to wet three things and it just gradually break damn feathers feathered till laws state that it was constantly overwhelmed and and really not dealing with things and for me that came through my respiratory issues. I had severe asthma from a child. So i understand that constriction of breaking out then with the vocal cord having a constriction breathing in it was like a whole different level And so yeah. It was difficult and yet i always tell people days experiences as what makes me may nowadays experiences is what allowed me the permission. Essentially to give myself to say vera. You need to do this work on yourself. You need to really understand who it is that you are because once you can line up who you want to be and who you are. It's an amazing feeling of freedom. Really is what it is to not be concerned about what other people think of you and to simply bay in the present moment and that something that breathing teaches you when you struggle with breathing and i would love nothing better than to take for granted and you're right and i explained to people you know i used to look around and say euro taking breathing for granted. Because i couldn't do it and you know it's that thing of what we focus on. It exemplifies and it's like i couldn't breath and i'm watching other people just demonizing breathing in a mike. What what the whole issues did for me was. Allow me the space to be present with myself in every moment and breathing for me was that to pop. Prices always forcing the air out of my lungs because of the esma and was forcing it ian because of the vocal dysfunction so it was always at to pop process for me. I'm what i learned was that you have to be extremely present in the moment when you're going through something like that and being present in the moment is a skill i think it takes practice and when you really get to that point of understanding who you are it becomes something that can be more natural that you can get yourself in the mirror for example and say that person staring back and be comfortable with where you're at in your journey right now but it takes a lot of work to get that and the lacings made it that work i think that's that's there's i think they're in his lap. Laron lies the magic right whether something forces you to do the work or something happens. You're like you know what i've had enough of. This could come in so many ways right in a couple of the ways. You unfortunately have had to experience where you're like that's it. I'm done enough of that. I'm getting out of this. Scenario is not who i am. I'm going to go this way. Whatever that way is right in. Even if that way isn't the way you continue forever it's away from what you know is not you right so i think if there's anybody out there that's going through anything and i mean way beyond just the extremes we've been discussing here of domestic abuse and sexual attacks and what have you. They're going through anything. Even an i think there's there's a a level of domestic abuse that's mental as well right where there's i'm not touching you right but i'm saying the things you that make you feel like shrinking back into yourself. Well that's an abuse to me as well and anyone is going through any of that. Reach out to a trusted member of your family to anybody. I don't care who but reach out. Engaged the assistance. You need to to own who you are and then that comes back to taking the time to ask yourself those tough questions to look in the mirror and say who are you who am i. Right i in sometimes sets. It's almost like looking back into the abyss right when you're especially like you say if you're in the middle of it for me it's really difficult. 'cause i'm in the middle. I'm trying to handle things right. I'm a fixer right. Something's broke. I'm trying to fix it and sometimes we're near middle of broken situation. It doesn't need to be fix. It needs to be gotten out of. Then you look back and say all right what what would should i learn from that. Which gleaned from that as a part of my growing experience learnings that makes sense it absolutely makes sense and i think i think that i mean you touch there on a few different things. I think that one of the most important things we need to understand is that there's always somebody who cares and so when we're going through these situations very complex a lotta time and like you said we've right in the middle of it. Sometimes we need to get out of it and often the getting out of it can be the support of somebody else. The different perspectives. Somebody coming in and saying have you thought about this. Have we considered this night. What are some of the steps. We can put into place here to get you out of this situation. They support you through it and say to really start helping you become aware in our the choices you've made of that thinking patents going on inside your head because people are very manipulative in a mentally abusive way in martial abusive. Why because abuse comes a hall spectrum as financial abuse. There's this emotional abuse there's physical abuse sexual abuse now. I'm one of people that until i went to that support group. My idea of physical abuse was being punched in the face in obeying beaten up. I didn't quite make the link between sexual abuse being a form of physical violence which is yes and yet for me. I didn't make that link at the time and say this oh and then his whole he more complexities within So often it's about having somebody external coming to support you to say okay. Let's look at putting some structure in place here because when you're in the midst of chaos structures what.

I, Think Connecticut is probably faced three or phases where barbershops other service based businesses are open, so yeah, they're. They're open for business. And what's the protocol near the barber's wearing masks and the customers? Wearing asks Barbara's wear masks. Customers were masks There's no waiting in the barbershop anymore. Customers will have to wait outside in their car until their appointment time is is ready, and there's also no social distancing between chairs. They spread out the share, so they're. They're know they're servicing less fewer customers. As a result, our say that Barbara's are probably one of the few. Types of professionals that are very well equipped in this in this new environment, because they actually go to school for this in order to get a barbershop Barbara License, you have to study disinfecting and taken different precautions, so you know unlike. Maybe waiters or other types of people who are providing services I think Barbara's are one of the few that actually already had to get licensed and go through education to be prepared for this environment, so I'm a big proponent of of our shot of your opening. I'm in California and now barber shops are closed and I have to be honest like I'm a little I'm still nervous about I. would still be nervous about going. You know I've I've given myself to very bad haircuts over the last six months with with clippers and my kids do but what I mean. When you go now to barbershop. What are they doing? Everyone's everyone's wearing a mask, but are they disinfecting the seats between customers and you know? Disinfecting. have to disinfect tools between every. Bet should be doing man now. Yeah, so to central models for Barbara business models. One is where you mentioned which we call kind of model Riche Barber is essentially an independent contractor of they run their own business. They manage their own schedule. Go and come as they please, and then they pay rent. Rent to the owner usually on a weekly basis, and then the other model is recall a commission model where those barbers are treated a little bit more like employees They have certain hours they come, and in that case they split the percentage of the transaction with the shop. Usually it'll be sixty, forty or fifty fifty and the owner get a piece of every transaction. you cope out of this with your friend Dave Tell me how you guys had the idea I know. I mean you studied philosophy? As an undergraduate went and got a law. Degree and Dave was an old friend I guess. How did you guys come up with this idea? So I actually. Found this squire I was at a corporate law firm and Davis actually in business school, and both of us wanted to do something entrepreneurial didn't want to go the corporate route so we would just brainstorm ideas on the weekend. And we eventually stumbled on the idea of barbershops and idea came out of our own experience. I haven't gone to barbershops for decades like most people I started going my dad as a kid around six or seven and experience of going to the barbershop heading change very antiquated, low tech industry cash-based. Call to make an appointment. Wait Times, so all of those pain points that we experienced form the basis of why we came up with the idea of this is something that we wanted to work on yeah. I shop. They don't take appointments. You have to get there. When the doors open at eight thirty, and they have a chalkboard, and there's usually a line, and it's cash only it's thirty five bucks, and you can get there eight thirty, and you might only get an appointment like eleven forty five, and some days all like ride my bike down there at eight thirty, and then they only have an appointment at a time. We'll have a live interview and I can't get an appointment. I can't get a haircut. But basically that's that's been the model for ever and ever for most barbershop. Yeah, so that's what we're solving. Because that's not really an ideal experience for you as as a customer, and it's not a good experience for the Barbara's either I in terms of efficiently. Running their business, but getting a haircut such such a great experience, and it's such an important part of your life that you're willing to to go through You know that poor customer experience to to get the service but we think that recommit the better than that. How how of you like? How do you approach barbershops I mean I have to imagine like there are a lot of barbershops that are like I. Don't want to give up my cash. I don't WanNa. Give Up. You know percentage of my business or percentage of my income I mean it's presumably you get some pushback from potential customers. How do you make the case for people to sign up? Yeah I, mean we? Sell to them is that this is going to make their lives easier? It's going to save time, and this is actually gonNA enable them to be better business and make more money and we can show them that. The software the software actually does early on. We did get more pushback from cash only shops. So our focus was more on shops that are already taking cards, but that's really the trend in the world, generally consumer are used to paying for services with cards, so the shops that are cash only there will be some segment that doesn't want to pay taxes quite frankly, but we're seeing more and more particularly. The newer shops that are opening, they understand that if they want meat consumers and provided really great strengths of their clients that they have to kind except cars, and it enables them to charge, you know we know that assess. People will pay more on card versus cash, and if you want to charge thirty dollars, a haircut for haircut, as is the case in many many cities. It just makes sense I have to imagine that bookings are significantly down because there's so many states you can't. You can't go a barbershop. Yeah, so bookings definitely took a dip when the shutdown started march April in our revenue, went zero gap, and we also decided to waive all of our subscription charges to current and new customers until October because we knew that their revenue was also GonNa go to zero. We want them to have that overhead. So as a result we expecting squire, since wouldn't be making any money, but row cave that because this is such a difficult time. What we have seen though is that at shops? Our customers reopening? They are getting put out. There getting relatively fast, and then and then the programs are continuing to stay consistent. You know that that just kind of speaks to how much of a neither was like a pent up demand from their clients to get haircuts, and I think that there's something about just the barbershop experience and the community element of it that people men in particular really look forward to to that normalcy, and to be able to get a haircut feel great about themselves and feel the way things were. They were before covert. So we're, we're actually seeing for the shops at rb opening higher than usual bookings and. Know we'll see how that trend continues in the months to come so far. There's something I read that you. You said about barbershops you call them. fail-proof service which I think is is right, you know I think you said look. They bring in roughly half the population that needs grooming, but this pandemic which nobody predicted and nobody anticipated has shown that nothing is fail-proof. Everything can fail even the most resilient. Is So however, the past few months, kind of made you rethink your business model. It's made me understand that you could never predict the future. There's always gonna be an unknown. We always thought that that are a a recession was coming some point right now. The good the gravy train can't go on forever. Our sought that out our business would fare relatively well in a downturn because. People will continue to get haircuts and we've seen this you know in in in the past that these type of of services no tend to remain consistent in downturns I mean. This is a total black swan ran. I never would have predicted a pandemic at the scale, but if anything I. Believe that our business is even more resilient than I thought before. Just seeing how we've been able to Kinda DAB to to the reality and make changes on the fly, a push features that we know our customers need during his time, and as a result, we've seen in the last two months actually more inbound. And more customers signing up than we ever have in the life of the confident. Metrics and Mindsets for Retention & Engagement
"The conversation that follows is one of our more popular episodes from a couple years ago featuring general partners Andrew Chen and Jeff Jordan. In conversation with me on how after you acquire users which we covered in another episode than how do you keep them engaged retain them and even resurrect or re engage them and what are the key metrics but first we begin with what happens after the initial acquisition as different kinds of users? Join a product or platform over time. What does that mean for engagement? And where do cohort analyses? Come in one of the things that you see. Is that people end up using these products very differently because the kinds of users that you're getting are changing over time you know when you look at something like rideshare. All the early cohorts are basically people in urban areas. And then these days all of rideshare is more like suburban or rural folks. Because you know you've saturated all of the center and so what you tend to see is as you acquire your folks you know your core demographic out that actually ends up showing up in the engagement and so you know going back to the natural like kind of gravity to the whole thing this gravity also hits the engagement side of things as well and then ultimately the LTV because your users are typically getting you know kind of less valuable. It may take years to see this kind of play out. But that's kind of the natural law and there is a progression these and particularly the ones that are really successful early on it's all about getting users users. If you're wildly successful at doing that you run out of users. Are you start running low on users and you have to go to engagement? So pitchers has a very high quality problem right now. Most women in America have downloaded the PINCHER staff for years. So some growth can come through. Okay there's some number of women new nerd pinter somewhere in the country but much more so they need to engage and reengage the existing audience. I mean we love engagement from an investor standpoint. Because it's just that stickiness some you can often hack your way into new users. It's really hard to hack your way into true. Engage someone spending twenty minutes a day on your site offer up pinchers and offer. The major investment thesis was. Oh my God look at that engagement kind of thing and you know if they can scale the user base. It's it's a beautiful right. What we mean by engagement is actually interacting with them and seeing their activity because two Andrew's three points of acquisition engagement retention. The third piece is keeping them. The way that will often analyze this as looking at cohort analyses. We'll look at kind of each batch of users that's joining in each week and really start to dissect like well. How active are they really and to compare all these cohorts over time your basically putting the users that come in from a particular timeframe. Let's say it's a week right and you're putting them into a bucket right and what you're doing. Is You want to compare all of these different buckets against each other. And so what you typically do you look in a bucket of cohort of users and you say okay while once. They've signed up the week after. How active are they? And what about the week after that and the week after that and you can build out a curve and it just turns out that these curves once you've looked at enough of them surprisingly human nature. They all look kind of the same Ivanko. They kind of all kind of curve down. And for the good ones they start to flatten out and Plateau and then for the really good ones. They'll actually swing back up and people will come back to the service to what you WANNA do. You WanNa compare the various cohorts against each other in time to see if you can spot any trends on how the usage patterns are increasing or decreasing when you add a new layer two layer cake. You know you might unlock a bunch of new behavior. Reminding unlock a bunch of new frequency. That didn't exist before or alternatively over long thresholds of time people tend to become less active as you move out of your graduates whether or not a specific organizers. Flattens out is really important. Because if you're in a world where they kind of slowly degrades and then all of a sudden it will actually go to zero. That means that you're naturally always kind of filling up the bucket. You know you kind the leaky bucket. You're constantly and what happens. Is that gets progressively harder as you because if you want to keep your overall growth rate because that means you have to double triple quadruple your acquisition in order to counteract for that one growth accounting equation. That's often thrown around is that you're use of your net. Monthly active users equals all the new people that you're acquiring right minus all the people that are churned. Right and plus all the people that you're resurrecting you know engaging reengaging executives that are coming back after they've turned and so what happens is for a new startup. You are completely focused on new users. Because you don't really have that many users to turn and overtime as you get bigger and bigger and bigger what you find. Is that your your turn. Rates starts to you know. It's a percentage of your actives and so the evolution of most of these companies as getting bigger tends to start with acquisition then focused much more on churn retention and then ultimately also Laron resurrection as well in the CO occurs a couple of other features that I love what usually in marketplace businesses the best models are built off of the cohort curves. You have to understand that degradation and where it goes using. Cohorts really give you a sense of are there network effects and network effect is the business gets more valuable than more users that use it if it gets more valuable. You're newer cohorts should behave better than your early. Because the service is more valuable given how many there there's ten times more restaurants you're going to get a whole lot more reservations per diner because you were serving more on the need. So the open table courts would climb up and get more attractive over time versus we. Oh we talked about typically they tend to degrade over time if you've reversed polarity and they're growing overtime. It means you made the business more valuable and then you start projecting forward okay. What way to know. The business is actually more valuable than thinking is valuable bleed over on. May in a network business. We always ask. Show us the cohorts everyone asserts. I'm a network effect. I'm a network effect. But when you say show me. The data cohort curves show at the other. Really interesting part is segmenting it to actually ask you. What are the buckets of cohort? All demographic data for a bunch of hyper local type businesses. The reason why segmenting based on market geography why. That's so valuable is because then you can compare markets against each other. You can say well you know this market which has much more density in terms of the number of scooters behave like this and you can start to draw conclusions sort of a natural ab test in order to do that. And I think the similar kind of analysis you can do for B. Two B. Companies is for products that have different sized teams using it. If you have a really large team that are all using a product. Well are they all using the product more as a result? And let's compare that to something right. And so this way you can start to disassemble the structure of these networks and do they actually lead to higher engagement. Slack would be a perfect example of that. You know if you have five people in the organization using slack you get one use curve if you have you know the organization it's the operating system for the organization. You have a very different curve. It's not just an accident you have to sort of architect it not just expect. Barron deputy to volunteer place so after you get the new users the way that you have to think about it is around quality right. You have to make sure that the news turn into engaged users. One of the things people often talk about is just sort of this idea of an Aha moment or a magic moment where the user really understands the true value of the product but often that involves a bunch of setups so for example for all the different social products whether that's twitter facebook or pinterest etc. You have to make sure that when you first bring a new user they have to follow all the right people they have to get the on boarding experience which by the way isn't just signing up but it's actually doing all the things to get to this like a Ha- where you're like I get this product for me and once you get that. Then they're kind of didn't have the opportunity to keep them in this engage state overtime. Is that really such a thing that there is a a Ha moment or is it? Sort of like accumulated a lot of the later users on facebook came because everyone else was already there is this only tied to new users. Mukisa facebook actually the fact that everyone was already there makes the Aha moment that much more powerful because all your friends and family. They're already there. You're feeds already full of content. And the first time that you see photos that may be someone that you went to high school with that. Thank you so excited when I saw an old friend right right. Yeah exactly and so what that means like you get the product and then afterwards when you actually are getting these push notifications or emails. That are like hey someone's birthday or whatever you've internalized what that product is and this moment is different for all sorts of different companies. I've always heard this referred to as the magic number when you show up and it's a blank slate. It's like what is this about. But they would drive you maniacally to follow people because when you got to their magic number where they'd statistically correlated the number of followers with long term engagement and retention. They would kill you to get you there. Doing what felt like a natural acts of lake. Yeah you log on to follow and you say no and yes but what got you there it kicked in and the service then quote work for you the Entrepreneur I work with. They're trying to figure out. What is my magic moment that then creates the awareness of the value prop so take the example PINTER's pinchers when it goes to a new market first of all. They figured out. They need a lot of local content to make a compelling the local users the US Corpus of image is doesn't necessarily is helpful in international markets but isn't sufficient and I don't only want like skirts. Wear your exactly. I haven't worn in North America. Then once you have the content set then you have to get compelling information to that individual in front of them which you know. You don't know the individual when they walk in the door. The faster they do that the more quickly the better the business performs engagement goes up retention goes up and at work so different entrepreneurs had to figure out what is that. What experience do they want to deliver? Where people get it and then. How do you engineer your way into delivering
