Brett Bivens discusses Spotify, Audio, and Business Model Leverage –

"Joined here today by Brett Bins Brett. Tell us a little bit about who you are and what you do great. Thanks for having me David so I am On the investment team that is Chicago based firm called Texas were an early stage. Investment firm with a Malo very focused on working at the intersection of early stage emerging ventures early stage technology companies and the corporate universe. So we partner with large corporates builds vertical focus funds owns those corporates and then go out and invest in early stage companies. That we think are going to have an outsized effect on the markets that are corporate partners operate in and I think sort of as it relates to our conversation in the audience podcast Were extremely active investors in the in the world of audio so we've been investing in the world of audio for Three or four years. Now we've been working in the audience. Space With company that I think a lot of people recognize called Scheuer. Barry for microphones and headphones and things like that And that's been a really really interesting journey to kind of better understand how audio and voice and all of these new devices devices that are proliferating in terms of daily usage. Really impacting the way that we lived. So yeah so that's a little bit about US Like I said we were based in Chicago. L. On personally based in Paris I moved over here about a year and a half ago to expand our firm expand our operations in a little bit of our invested purview over here so kind of a cool cool opportunity for me who experiences a get a sense for all the innovation all the venture activity. Everything that's happening across the pond as well we we very nice So yeah I mean you know the reason I I wanted to bring bread on today. I came across him on twitter. Twitter you continues to be the king of Just finding awesome individuals and in really smart people and I'd seen him pop up from a lot of the people that I had followed. Were retweeting stuff and I came across this piece that he wrote. That was all around negative. Churn and what he is defined as business model leverage bridge and. I'm GonNa let him explain that a little bit but I think ultimately I want I wanted him to come on because I think that he has a really interesting perspective. Give on some of the topics that I've been talking a lot about through the blog in through the podcast which is the whole Daniel notion that You know when he posed the question. Shen after the anchor in the Gimblett media acquisition Saying are is really worth ten times more than our ears so I think Brett Kinda head come across cross this in in in in his approaching it from a different standpoint you know with his venture capital firm So why don't you tell us a little bit about that piece that you wrote in the whole premise. Behind behind it. Yeah so I guess. Firstly you kind of mentioned the The Daniel Eck notion of audio being more valuable. It's kind of given credit for and I think that's that's been something that we've seen not only in the relationship that we have in the audio stance with sure that I mentioned earlier but part of our her model in part of our purview on the ecosystem. That's been really really enlightening terms of how we think about the importance of audio generally is all these other markets that we operate rated that we have funds in in areas like fitness and wellness Marine and outdoor recreation industrial spaces public safety. What's been super fascinating about about that in kind of gets to the point of audio underestimated overall is? Just how Orton audio invoices becoming across industries across use cases. You know it's not just about music it's not just about podcast. It's not just about audio books. Things like that. I mean it really has a has a massive impact across you know all of our experiences. So that's super interesting in that. All of that kind of put together you kind of said led me to really dig in a lot more on spotify over really about the last year and a half or so and kind of got me like you said to this this idea of business model leverage which I think spotify is a pretty unique company the in a sense that most companies have grow get to scale and have other expansion opportunities They can they can go in a number of different directions for the most part. The expansion opportunities that those companies have are lower margin. Less attractive overall are going to detract from sort of the multiple that that company trades that. Because they've sort of come out of the gate with their best idea. Were spotify's kind of opposite a lot of it so they came out of the gate with this this music streaming business. which is you know a really really interesting way for them to do kind of owned the demand and and get a deep relationship with the customer? But maybe it's not the most attractive business from an economic perspective yongli euros profit margins exactly people people kind of Understand this pretty well now especially with the big push that they've made into podcasting over the last year but they sorted exist in this marginal cost world where with each incremental stream. They're paying more You know paying again for that. And so they're they're kind of limited in terms of

Our Company Has Problems

"Back. In two thousand fourteen I laid out the premise of what I was doing. I was trying to start a business while simultaneously telling the story of starting a business in a podcast and it was going to focus on all the little details onto what kinds of shoes I was. GonNa wear to my first ever investor meeting my wife. Nazanin House need didn't like the shoes I'd chosen. They're fine. They're just there'd be a higher chance that he's GonNa give you money if you're not wearing running shoes dining that's through these he's meal issues that I can wear that my feet don't hurt. I ended up wearing those durkee shoes to the pitch was not successful not surprisingly and I kept recording recorded difficult Goshi with my co-founder tense confrontations with my wife other pitches to investors. I thought I was making a six to eight episode mini series but it turned out. I was launching. I showed that would continue for many years and we document all kinds of milestones in the history of this new company that I was making for example recorded the moment I partnered partner with my co founder Matt so the final thing to discuss which we had put on the agenda for last time style up our conversation of where we see this relationship going yeah checking in on a recorded choosing a name for the company Gimblett what sure easy to spell like madmen sexy. I'm okay documented undocumented the moment my wife Nazanin in the beginning worked as a TV producer eventually joined me in Matt to help run GIMBLETT. We're going to work together. Look look at US going a New York living the dream. Yeah Okay it's S. and over time the PODCAST. I'd accidentally started did branched out into new territory. We hired a new host from Gimblett media startup. I'm Lisa Chow any big success requires looking failure in the and Lisa started following other founders launching their own companies to women who rushed a dating APP several friends from college who actually meaning to started the billion dollar streaming company company twitch and most recently she told the story of Eva Moskowitz the controversial founder of Success Academy one of the fastest growing education startups in the world and we continue to follow it what was going on here. Gimblett the growth of our company from our first few employees through our twentieth or fiftieth and eventually our hundredth we documented our attempts to increase diversity diversity to decrease burnout and manage the chaos that inevitably comes with running a fast growing startup and here. I am now five years after that. I started episode dropped to document a bold new chapter and give them a history spotify. I'm a big user. Dave big user no call we are as well this is footage from the CNBC program squawk on the street dip so that aired February sixth twenty one thousand nine hundred the host. Jim Cramer and David Faber are about to welcome guest to the program this morning and this is big special exclusive interview from quite excited about this spotify scope boundaries Daniel Daniel. I've got an issue right right up front broadcast. I understand they are red hot and what we want is agriculture. I didn't think that a music company would do it but I do think that an audio audio company would do it and that's what this is about as an yeah. It's it's really about expanding our mission from just being about music to being about all audio and being being the world's leading audio platform and the thing that they're talking about here. The reason Daniela showed up at squawk on the street to talk to Jim Cramer and David Faber is because of an announcement inch that had just come out that morning spotify was acquiring to podcast companies hundreds of millions of dollars podcasting technology company called anchor at podcasting content company based in Brooklyn called Gimblett in this season of start up the final season and we're going to wrap up the story that we started over five years ago and I can't imagine a better final chapter than the one. We're about to tell you for the next several episodes. We're GONNA share with you. What an acquisition looks like from the inside and the first season I learned that starting a company is a very emotional experience what I didn't know then is that selling one that's pretty emotional and just a quick warning here at the top there is some swearing in this episode through down the left hand side his revenue split out by show or property so that so just the B. B. Through this tape from a meeting in late March of two thousand eighteen almost a full year before spotify's announcement on NBC that they had acquired Gimblett back back during this meeting the idea that a year from now we'll be selling our company is really hard to imagine row forty. One is the prophet line. The voice you hear is Jim Grau our VP of finance he's walking a few of us on the company's leadership team me not seen and Matt through the numbers for the year and the numbers they're not great what burn rate projected burn rate for the air. Yes if you will to burn rate in other words how much more we spending than we were making alter now. Spending more than we made was always part of the plan. That's what most startups do early on and just nine months earlier. We had reached a big round of funding fifteen million dollars. The the plan was to invest a lot of that into making more shows hiring more people. We wanted that big chunk of money to last for a while two and a half years meaning. We wanted to burn about about six million a year but this meaning. Jim is telling us that right now and early two thousand eighteen. It's looking like we're going to burn a lot more than that. So something like probably ten million eleven million million. A month is probably a where we're headed towards. If we don't uh change some things in other words we keep going the way we're going by the end of the year almost that entire investment we just got James. We'll be gone and that's because a lot of the things we assumed would happen. Didn't we assumed audiences would grow but instead they plateaued are launches had not done as well as they had in the past and some of our biggest shows with the largest audiences still weren't making money because we couldn't sell ads on them shows like science versus. The last season was very sold out this. This season is not super sold so what's wins empty spots how threat in terms of how many sponsor consoled a what's the percentage. What's the what's the sell through rates over ten percent fifteen percent ten percents old. That's a little bit. That's counting the next season to probably like twenty twenty to twenty five percents old. Why is it that that it cabinet bed bad because if we can't make money on our biggest shows what does that mean for the rest of the company because the fact is Gimblett specialty specialty up until this point our business model basically had been to make kind of podcast costs a lot of money. I kinda requires big reporting trips large teams of four or five five producers and editors and engineers. The kind of show had a proven track record for example this American Life Cereal Radio Lab. They're all that kind of podcast and that Kinda show for the first couple couple of years Gimblett. It worked for us but at the time of this meeting for years into the company there was another kind of show that was getting more and more popular a kind of show that wasn't what we specialized. Stan shows like pod save America and my favorite murder the DAX shepard podcast these shows rely on a charismatic oast connecting with fans and they're much cheaper it to produce and the audiences for these shows are huge way bigger than the audience for any Gimblett podcast these shows we never mentioned them by name during this this meetings but they lurk behind everywhere the conversation because of what their success seems to suggest for US business that maybe we are spending a lot of money making in something that people don't want anymore to me in particular. That was a scary thought if if it ends up being that we can't make there's no business camel to support like good programming. That fucking sucks yeah. We're in this world that prioritizes like cheap you know cheap mass market and and like we definitely need to start doing that but I like that sucks having to make the different kinds of show that was scary to me that it wasn't as scary to Matt to Matt was scary was me and my resistance to change. It seemed to ignore the basic math that a show made by just a producer and a charismatic host. The comes out frequently finds a big audience that show will be more profitable than anything we were making right then. The thing that keeps me up at night is like we're super fucked if we don't have a much lower cost per episode model of production and right now. We don't have that we we don't know how to do it. There's a large chunk of organization has to reinvent the way it does what it does if we just continue on our current pace. I don't think there are things that are going to improve like I don't don't think all of a sudden audiences have just start growing and like we'll get better but we can make decisions to improve revenue. Yeah yeah absolutely yeah but I don't want Asli. This is a conversation about cost as well as you when when I listened back to this tape now all I hear is everything that is not being said the tension between me and Matt this just sitting beneath the surface tension over the fundamental question of what kinds of shows Gimblett should make and what kinds of shows we shouldn't. This new financial pressure was facing it put that tension front and center are started producers Chris. Mary Molly Mystic Interviewed Matin me separately about this time and how things felt between us. Tell me about your relationship with Alex last spring spring two thousand eighteen. Here's a low point. I guess the Metaphor I wanNA use as like a romantic relationship. Last last spring was the real time where it was like. We've been married for like seven years. We have kids we have a mortgage and and and we are fighting and I don't think we ever said the word divorce.

10 Things That Scare Me

Alex Goldman

"Here we got ready. Number one. That no one will love me. Group hall says if you don't love yourself how the hell anybody else. I'm not a huge fan of myself to be honest. Number two. Failing at my job. Number three. Fear being a success. Number four. Failing at being a parent. I am from a family where at least with my parents, we went through very rocky time. I've two siblings. Don't really talk to either of them. May younger sister, and I never live together, and never had much of a relationship, and my older brother, and I did live together. And we fought all the time and I'm afraid that I'm going to somehow do the same thing to my family and have children. Don't wanna talk to me or children. Don't wanna talk to one another. So I just kind of marinate in that fear. Number five. Being selfish. There's a part of me that has a hard time recognizing things outside of myself. And I know it, I see it in myself like I don't want to, you know, do the cat litter ever. I don't want to do the laundry ever, I don't wanna be the one who has to take the kids to the park. I don't wanna be the one who has to shop for groceries. I want to like half my own time. Number six. Let me think here. What else am I? Well, I'm desperately. Being. I afraid of being alone, definitely. In my adult life, I have lived without a roommate once for about two months and hated it. I have been a serial monogamist before. I got married in every relationship I was in. I would always say okay, I'm pretty unhappy right now in this relationship, but this is the last person who will ever be interested in me. So I have to commit to this, no matter how bad it gets. This is only deserve and I'm not going to get anything better. Number seven. That the world will be consumed by fire and unsustainable. Ecological disaster. All right. I've got to go maybe two and a half. Eight. I am a fear that I don't matter. And if I if I could throw in a bonus one, I have a few that my best days are behind me. All the exciting stuff. I've done is over with everything is in the past now. Number nine. I would say that, honestly, I have a fear of confrontation. Number ten. I have a fear that no one actually respects me. I feel like the more I've moved into a career that I actually care about. It's felt more that way. Lemme tell you something being a landscaper was the greatest job. There was no stress. I'd listen to music all day I was in great shape. Spend the whole day outdoors it paid terribly. God was an enjoyable job. It was great. It was great. And then in the wintertime, it segue into putting up Christmas lights for people. My name is Alex Goldman. And these are ten things that scare me. Alex, Goldman is the co host of reply all from Gimblett media. Come from Deloitte, a global leader in digital transformation helping clients apply. Technologies like cloud an AI to their unique business challenges Deloitte, God com slash look again. Spotify said this week that it narrowed its losses in the most recent quarter, thanks to going in big on its growing podcast business, noting that it now has one hundred million paying users also helped during the quarter Spotify acquired podcast companies Gimblett media and anchor and announced plans to acquire another podcast producer podcast as baron senior writer. Avi Saltzman explains this tactic emerged as a key incentive for new business. Everything you listen to on your phone podcast. You know, maybe they'll have a piece of audio books. One day that proposition means that Spotify. We'll be able to make money and a lot of different ways not sort of always haggling over a dollar to the music labels. They'll essentially be able to charge for more things. The next few months could be tricky. They're in negotiations with record labels things could go one way or the other as far as a few margin points here there and. I think investors who liked the stock say, hey, look, don't obsess over one or two margin points. Think about this company as an absolutely indispensable part of your phone as we speak tech giant across the board. Or I'll cramming into the same space so Spotify concerned at what is looming ahead, by way of steep competition. I mean, I think they're probably quite worried. But I think that they believe that they have a unique proposition. I think the reason that these tech giants are gonna stick around is that music actually helps them sell a lot of other things. So I think for Google that's going to help them sell ads for Amazon, it's probably gonna help themselves. Alexa speakers. I mean, I think that they believe that their product business is enhanced by having tons of music on it. So you can go into any room. Listen to whatever music you want. And even if they lose money on it. And I you know, I think Tim cook has said that he doesn't expect to make money off of apple music, at least in the near term. And when you're playing against a company that has. More than one hundred billion dollars in cash. You gotta be worried because you know, it's not so easy for Spotify. For instance, to raise prices, let's say it went to fifteen bucks. You know, apple music say, hey, we're still ten bucks or we could even do it for five. They have the ability to lose money because they know that, you know, having a whole library of music loaded up on an expensive phone makes that expensive phone more attractive, and perhaps most importantly to customers will the current business model that we've all grown accustomed to change when Spotify looks at D hard numbers. You know, there's only so far that that ten dollars goes I've talked to some artists who say look at it's ten dollars nice for the user. But if it's not supporting the artists, you know, you're really creating a problem there that you may have to raise the price of the company hasn't said anything about that. But, but eventually this notion that everything can be paid for with ten bucks. It may not be sustainable analysts. Now have been pushing back their estimates for. When the company will actually start to make money and last year, they thought oh twenty twenty they're going to be making money now, it's twenty twenty one and this is a lot of disagreement about whether even that's going to happen. We're Taking Your Calls

"Hey, everybody. This is PJ. This is not a new episode. It's an announcement. It's actually two announcements both of them are about weird things that we're trying that we need your help with. So announce the number one every single day, we get emails and Facebook messages Twitter messages from people who have questions about internet things big and small, and unfortunately, we usually don't have time to answer all this questions as we're too busy. Sometimes we don't have the answers. We're going to try something else this week where we're going to take your phone calls, and we're gonna try to answer anything. You have a question about. So we took a field trip out to a national park in New York City to talk to someone who spends all day out in nature. A park ranger, my name is Rik Jenkins, and on the perk ranger today, we are going to explore the west pond of the Jamaica bay wildlife refuge. We're going to go on a nature walk, and we're going to see some of the wildlife right here in New York City. So, yeah, should we start heading down the trail. Set your rushing to the other side of the top of your mouth and make sure you get the molars all the way in the back. What can we expect to see on our nature walk today? So we're going to see all sorts of great things for we'll see a lot of plants and animals. We're most famous for our birds and we'll see some of those today. Journal. Right? So we have a diamondback terrapin turtle crossing the trail right in front of us. This is the time of the year where the females come up from the salt Marsh, and they lay their eggs switch. You're brushing to the bottom of your mouth and make sure you get your front teeth too. So we can see one right now at looks to be a female. The females are actually larger than the males, and she's probably coming up to two lace Amigues last. She's pretty quick, will I scare her? If I go up there, I'm going to try and grab some sound of her walking shell. She's like scuttling along and moving her little legs back and forth. Switch to the other side of the bottom of your mouth and give your tongue up, rush to help. It does does the diamondback turtle grow. So a diamondback terrapin grows to be about nine inches long. If they're female and the males are actually smaller and they grow to be about five inches long. They're called diamondback Terrapins because they have a diamond pattern on their shell. That's it for today, but come back tonight for more of our nature walks. We'll see a raptor and some fresh poop from a mysterious animal on the trail until then. Why.
