And she was waging a war against police. Now, Michelle befriends her at the sidley Austin law firm when she gets a job there after Harvard, and it's bernadine Dorne that taught Michelle something called the politics of fear. And this is the theory that we're all afraid of each other. All Americans are afraid of each other, and we have to get past that fear to heal ourselves. "After he's accused of operating a blue line train while drunk, WTO's Mike Morello joins us live from the newsroom with details. He had Demetrius back on the night of December the 23rd that metro real dispatcher to her trying to reach an operator a blue line train over the radio, but there is no response. They were calling for them. All right, here's the last part of my conversation with Nicholas dohrn, the CEO of file stage. Nicholas, welcome back to the martek podcast. Hi. Always good to have you back here, excited to continue the conversation. Yesterday we talked about the optimal martech stack. This mythical creature, like the Loch Ness monster that may be pokes his head out for a minute and then dips back down and we keep searching for what we think we saw. Is there a way to use technology to solve all of our problems and make all of our data flow and never change? It seems like that might be a myth and so we're constantly tweaking and iterating and trying to find a way to be more productive. So today I want to talk to you a little bit about productivity and how we can use technology to increase our output. Talk to me about how you think about productivity and where does technology fit in the productivity landscape? So since we are a remote team since 2018, productivity is quite a big thing for us. But over time, I've also recognized that productivity is more than just having all the best tools in place and a good tech stack productivity is a lot about finding the right meeting structure and making sure people on the one side communicate enough to be aligned, but at the same time have enough time for deep focus work. And I think it's a constant struggle to find that and at the same time, especially in a remote team where you work a lot in different time zones where asynchronous work is a big factor. Let's say it's important to know when to communicate and then what communicate and maybe even over communicate what you are doing in order to make people feel like, hey, something's going online. So I'm giving you an example if you work together as a team on a sprint, let's say you want to produce nice content through articles a week and maybe videos and everybody has a brief at the beginning of the week and everybody commits to do something and then by the end of the week you don't hear a thing from anybody. So people are just producing your stuff and by the end of the week, okay, they might be done with it or they might have failed on a deadline. But if you don't hear anything from them in between, you feel like, okay, is everything going right? No, I don't know. So I think it's important that people before that give updates and really inform each other and the thing each other and say, hey, I've produced the first part here, just want to let you know, give me feedback. But at the same time, I think you don't want people just spending their time on slack or teams and just telling what they are doing and not actually doing anything. And I think this is the biggest challenge. It's a balancing act. Before we get into the technology part of this conversation, let's focus on productivity and the factors that go into building a productive team. Sure, alerts letting somebody know that they're responsible for a task are very important. But you can't be productive if you're constantly being inundated with notifications and distractions. So what do you think are the big components into building a productive culture and environment where people can work the way that they want to work but also stay focused and on task? Yes, for me to make sure between culture, processes, but then also tools and culture and only starts already with the hiring process. So you want to make sure you are aligned culture wise in terms of how you like to work together, what's normal when you work together, how you communicate, how often you basically exchange feedback about how much of an ownership you take and this all makes the culture, then process wise, we recognize that it's very helpful to have communication processes in place. So this means like, okay, we have a weekly meeting for this topic if you want to share something about this topic then please add it to we work with a sauna to our asana board and we collect it and then Monday we have a meeting and then in the meeting we take time to really discuss the stuff but we don't start to discuss ideas for this topic during the week on the fly on slack because this will drive everybody nuts or it's more like okay, collect everything and then take deep time deep focus time discuss it decide on it and then continue and this is the way we've organized the entire company in terms of their meetings. We discussed topics there and then we have deep focus time to work on things and we don't shoot messages on the fly and make.

"The right people and building it. But yeah, this is what we started. It's funny to think back to when you launch 2014 and I'm scanning over a Z net article about what were the biggest tech news in 2014. It's when the iPhone 6 launched. I think we're up to 13. Now the Apple watch was launched, Microsoft named its current CEO back then it was in new CEO taking over for Steve Ballmer. The world was a different place and we didn't have the type of on demand technology. We didn't have the same computing speed that we had, you know, mobile phones were a thing, but we were like early social networking days. What was the difference between the technology landscape when you started your startup now and how did it evolve to the point where we are today? I think back then it just started to become really popular to use software in your browser and not have everything local installed on your computer. I think it was also kind of that time. And also the biggest changes back then that helped us where there was more technology available to stream videos in the browser without any performance issues. So one of the first things we picked up was basically how can you share video in the browser and how can you make sure somebody else is having a good experience watching your video, even that was not normal at the time. And then we added like layers to add feedback to content on top of your video and take a pencil and write into your content there and that was the first thing we've picked up. So the technology landscape was a little different and you had some innovation at the time. Talk to me about finding product market fit, right? You had a pain point that one of your cofounders had recognized. And so you assume that there was pain point that other people were having, when you are working at an early stage software company, part of the problem is building your initial MVP and then part of the problem is finding your customers, your targeting and figure out if you can actually scale the business. When you were thinking about your first marketing efforts and you realized what the pain point was, how did you go and find who had that pain point? The main advantage is really that my cofounder had the experience from his previous jobs in terms of he experienced the pain himself, and that helped a lot, and then from there, I think, okay, this is it. And it seems like a really good target audience. They all want something like 5 stage and they don't have solution in place, and let's say it was easy to find the first customers for message. And one of the main channels we used besides pure outbound really like creating large, large calling lists and just call people and email people back then, all of the film production firms in Germany, I think we just created a list ourselves. What worked pretty well in 2015 still was Facebook groups. So we just went into all kinds of Facebook groups and instead of just selling our solution in terms of, hey, this is your problem with the solar solution by it. We went in and asked for feedback. And that's something we still do as a company. So we still consider 5 such as a feedback company. So we constantly learn from our customers and that's something we have done in Facebook as well. So I just asked the question and say, hey, does this problem my experience to experience the same problem? Here's the beta. Do you like to give us feedback on our new solution here and that resonated in a lot of sign ups within a short time frame? And from there, basically, we build kind of a small film production community around this. And this was the starting point as a company, and then with more customers coming, more users coming, we added more functionality, naturally, by following feature requests and by asking more questions and by just talking to our customers regularly. So what I'm hearing from you is that you found your ideal customer profile and part of the way that you were able to do that is you had someone in your organization who had worked in a role isolated a pain point. You created a solution. And then your marketing channel was basically a three pronged approach. You started off by identifying and list building all of the potential prospects that you had. You're doing cold outreach to reach out to them directly, email, phone calls, 2014. We're a little bit of the wild wild west, pre GDPR, CCPA, it was a little easier to find and use people's contact information readily. Now, maybe not so much. But you also went into a content strategy or let's call it a community strategy where you engage your customers in communities that already existed asking them for feedback as opposed to directly selling. How has your marketing strategy as your company's grown evolved from those early days of cold outreach community feedback as a we're a new product, try our beta into what we're established where a market leader, what have you done differently as you scaled? One of the first story to tell that was really funny. So when we were managing the first community and when we had the first couple of users basically and they tried it and there was a beta going on, we came to a point where we said, okay, now we need to bring the proof point that people are also willing to pay for the solution, right? But at the same time, we never had enough developers in place to develop like a payment system or implement something like stripe, I think that was still pretty early there. So what we did is I knew all the people that were using us, so I just called them and say, hey, the beta will end in a month. Do you like to buy it? And then we just started with manually invoicing people. And it was more like on a trust base and it really worked and we were like, oh, wow, nice. Okay, people seem to pay for it. So it seems like we are producing some value for them. So this gets into the SaaS component as well. Is that when you're working with a SaaS product and you're helping someone isolate a specific pain point and solve for it, you can do that at scale. Talk to me a little bit about not only, hey, where were you able to find some early stage customers they found value out of it, but how did you think about scaling that process? Because it's not like you have to directly sell, right? You can hire a sales team and manage one on one relationships like you mentioned you were doing in the early days, but that's the beauty of sass, is it can grow exponentially. Was you know like christmas to the two actors. You have an opportunity to actually create something and when you do that you have a lot invested So you start thinking of things to okay. How can i improve this character. How can i make him. You know less this. And more this or whatever the case and and luckily for me unlike a lot of actors not on our show but a lot of actors have to kind of go and claude scratch for people to write stuff for them. The bell as they say is he's really you know and you know it wasn't on the page or the description but i put that that's the thing that he struggling with on the inside Yeah i talked to derek You know from his place and he was in hong kong to time and he said you were that you were the choice. "Very simple message today. And i touched on this a few days ago. But i reckon we may will be embarking on what is going to be seen and looked back on as the dorning of the golden age of wellness. And i say that because it seems to be all the way talking about right now. I've never heard so many people talking about mental wellness. I never heard so many people talking about emotional wellness about the wellness of human contact and connection. And all of these things. Are i believe going to lead to a massive increase in awareness about all things wellness and many would say that we've been on the way for a while now and i think that's probably true but i think for a lot of people that were still seeing wellness as kind of one of these these fluffy things and even something like human contact is something that people sort of thought we. But it's just it's normal. It's just part of what we do. It's nothing special. And if i missed it i wouldn't really be the into the world. But as a result of this covert crisis an all lockdowns and restrictions. Lot of people have realized what happens when those things go missing. So i believe we are facing the dawning of the golden age of wellness. And i think whatever it is anything that is wellness. Moving forward is going to boom. There's no doubt in my mind that we finally reached the tipping point. Unfortunately it took that crisis to get us here. But we're here now and this season my mind the golden age of wellness. "Hey, everyone and welcome to how I built this resilience edition and these episodes. As many of you know we talk with entrepreneurs and other business leaders about how they're thinking creatively during this very disruptive time and today we're going to hear from Justin Gold. He's the founder of Justin's which makes peanut and almond butter protein bars and other nut snacks and ever since the pandemic. Started Justin has noticed a few changes in the way people shop for their comfort food but first, he told me a bit about how to start. So I'm a vegetarian and seventeen years ago I started making peanut butter almond butter in my kitchen with food processor mainly because I sound like a fossil. But back, then there are two types of peanut butter, right? It was. Smooth and Crunchy, and that was really it. There were a few brands of almond butter. None of them tasted really good. You know when you eat a handful of almonds tasted amazing. So curiosity led me down a path of experimenting, and then with a food processor is making all these concoctions putting them in jars literally putting them in the fridge and in the cupboards my. Roommate started eating them all astray writing Justin's on the jars, right to kind of protect it, and at that point someone said, hey, this is a really great product. You've thought about turning it into a business and a new anything about business but I didn't know how to do is use a library semi us see US business schools libraries, and go to call Colorado Colorado oversight. In Boulder and they go to school here. But I knew I felt confident using their library and I wrote a business plan and I got a lot of help from local mentors and advisors and people in the community launched at the farmer's market and launched. It was just with the jars and I got him into a few local stores and I was really struggling and what got us kind of noticed I guess you could say was getting outside the jar in getting into a squeeze pack and a squeeze Pam was really are single point of differentiation and it. Allowed consumers not only to travel with portable plant based protein but also have is trowel sized to try something new like an almond butter because almond butter was you know over ten dollars a jar and that's a big ring for someone to try something new. But for squeeze pack alleviated that pain brought them into the franchise. Then we also do chocolates and it's not because it was a really smart deliberate business decision is because I love peanut butter cups and no one was me who does what those those are the things I pick out of my kids Halloween bags. Peanut, butter. Cups but just going back on those squeezed packs for those who don't know what they are I mean that's pretty self explanatory little Sarah squeezy pack, peanut butter kind of like those energy. Packs I use those when I run they're great and so that was really the differentiator. It wasn't the jars of peanut because they look different. But that wasn't what got the attention. It was as little squeeze packs. It was I thought the dress would be enough because honey and we had cinnamon maple and just a the flavor differentiation, but it's still really wasn't enough to stand out on shelf in what happened was squeezed pack not only did it create a whole new category of products also made this portable protein kind of nut butter reality and it all came because I'm a big mountain biker I wanted protein I didn't need more sugar carbohydrates and what was Really Fun to me, I launched a product. People didn't know what to do with it. Right? They were like, well, do I put it on a sandwich with Jelly together I don't know put it on an apple right out of the pack and they're like Oh really, and then what happened is when other companies started to create their own squeeze tax it really validated as a category really special it's really done has been a trial vehicle for our jars. Yeah, and that's really helped grow the jars in dorning the pandemic the jar business has been the strongest part of our business because it is that household plant based protein that is is a staple. I read an interview gave or you describe the first kind of three years I think one of the things you did and this is really cool for anybody who is starting a business. Now that in the early days, you would go to whole foods and you would look at all of the glass jars at whole foods to find out what brands were being made in class where they were manufactured packed and you contacted a glass jar. Co Packer in the area and begged them to have some time on their line and I guess you got like overnights and weekends, and you basically spent three years just packing your own nut butter into glass jars and that was not sustainable right? It was not profitable is not sustainable. It was just a grind. How did you keep going? What made it? What made you not just give up? Had A goal. I knew what numbers needed to a had a plan on what retailers needed to roll out to to achieve those numbers and it was the optimism that I had from the local community. A great community is support. Local is Support Natural Organic support the entrepreneur, and also realized that I'm not really a skilled operator. I'm my my passion skill is outside of the manufacturing, but I knew that I had to hit certain volumes in order to get to a manufacturing facility where they could focus on other things, sales marketing growing the brand in. So I really worked really hard knowing that there was a light at the end of the tunnel in March. When the became clear the pandemic was going to be serious thing people rushed to the stores to buy toilet paper and energy bars and I'm assuming nut butters to M- assuming you you probably saw a spike in sales is that right? By the way we did we did not across the board, but across the business yes. Then were you bracing for a decline in revenue I know the that Justin's nut butters were purchased by Hormel, in two thousand sixteen.
