chasing them out or something they go into the hills hunters are coming across guys there's all kinds of stuff all through mexico there's something else going on there's something i don't know there's something else going on and i i want them to explain it to us jonathan james which one wants to go i give us a summary what's up well why don't i start out and then james will probably come i'm in with more detailed information so i'll just say this what we have going on now what's the name of the town san miguel miguel day allende they i n day so it's one of the earliest spanish colonial cities in mexico fifteen hundreds and yeah and it's just a beautiful billick little place but what has happened here recently according to my wife i have a mexican wife she she doesn't think that violence in general in mexico toco is up dramatically but it has been in our state the state has wasco we're right in the center of the country and for for her the basic explanation of this is the confluence of two things one morena that is the anglo the mexican president's party thirty it controls virtually every single portion of this country except the state of joe they would like one of wasco and and there's also been this destabilization of the cartels you're familiar with what happened with chapel was taken all of a sudden it was up for grabs there were skirmishes and kawata would be a good strategic location to control and still crime and murder is definitely up you know few years ago the idea eight or ten some people might get killed in a year that was that was bad now james what's the number at right now i think one hundred we're looking at one hundred fifteen or something at the end of the year just distant in this one city and what do you mean one hundred and fifteen murders dass gunshot gang activity leukemia i mean what do you mean murder murder okay i saw the most now almost all of this is you know cartel cartel staff i mean there has been a few that we're not not i mean there was some some people that you know very little i remember one young girl that got caught in the crossfire and that became a really really big issue here in santa they went and did a march and all this type of stuff to try to appeal for the moment marched who i mean who they marching for against the government government you know to basically do something with the justin better security you know what is there any i mean do they have a presence there cops and they've also sent tin national guard and things like that there were actually two policemen that were killed here probably about four months ago and that was became a big thing and yeah they send in the national guard and all this type stuff well our local police considered i don't know if straight not corrupt or corrupt or in daycare or how does that work yeah i mean i think is not very helpful and corrupt yeah and what is the laws on defending yourself are having guns or house our they have recently changed that in this state so you are now allowed to defend yourself with with a gun and your business and i believe your car as well so that's that's been a thing so but the thing is that it's it's it's kind of strange the way the law's restructure i mean still definitely not anything like the united states there's only one gun store in the entire country and that's in mexico city okay whoa time out time out there's one gun store in the entire country of mexico yeah yeah exactly what yeah just what is a token to say they did or something that's that's the store you know that the government controls if you want to buy a gun legally then that's where you have to do you know the gun clubs and things like that so if if you you were to wish and desire to have a firearm how would you do it you'd have to i mean there could an ex pat even get it i mean do you in jonathan's gotta take drive to mexico city and stand in line for six weeks or so i mean is i work well i'm definitely i've been looking into this quite a lot in the last year there are a couple of different ways you can go there are attorney friends who who can you know put us in touch with the people who can do this you can also join a gun club i i know some people who do this as long as the idea is this is a sporting thing you can get a gun you can go to the range you can learn how to use it and the thing is like james says we were very excited to hear that one though that's this state is instituting this new law that says you should be able to defend yourself on your property oh you're in your car but generally speaking the culture that's really difficult for most americans to comprehend the way my wife will tell it for instance she's being raped somehow she grabs a gun and kills the guy she's in trouble her perspective but the guy was raping me we understand that and that was was a bad thing but what you did was worse this is seriously how this sort of thing is is is thought of so this idea that in the state of want to watch that they're allowing this they're beginning to talk about this we think is extraordinary and yet at the same time we don't necessarily feel that if something were to go down that we'd want to go running to the cops about it because it's a very fricking corruption country and i wouldn't necessarily trust them to equip the laws ideally yeah wow so when you see this it doesn't happen all at once but it does happen overnight it's kind kinda like all of a sudden monday there's guys lining the streets with firearms and bring out the women or something and i'm just do you feel it it's know that you get there and it's you know so so expensive you're gonna be living ten ten house or hundred bridge somewhere yeah no it seems that remoter they escaping what did they think they're what is it that they don't like a lot of people people they think that they're going to go to the united states and you know they've heard stories about people friends of theirs or cousins or whatever and a lot of people have family members prison stuff up there and they're going to be making tons of money they're going to be making a lot more money than they are here they're going to build something all of a sudden they're gonna be driving a mercedes and have a big house and you know wearing gucci jacket and all this type stuff and so it's it is kind of like a the american dream type thing does anybody come back i mean they come back ago we'll man made a little bank or they send some bacne get a little place in build now they're overlooking scenery of i got a nice life and some people get deported a lot of people that that kind of thing they get deported and then they back for a little while and then they go back and sometimes there's just like you can't you can't go back anymore i try to encourage people because i have people that work for me with the short term rentals stuff and other things that i do and i try to you know convinced them to stay and build something here with their own network their family here they know the language and i think a lot of times it's just kind of this idea that they can you know you can go to the united states and have money shower on on your you know but is it just a money thing i mean opportunity because there's money well i tell you it was years ago cuba started to open up and i had there was a representative from i don't know what the heck out of the cuban government or something and he was a lobbyist for moving down there and doing saying look yeah now you can you can open your own business they just let you do whatever and i'm gonna okay let me what do you mean let me you know if i got well you wanna make sure that you go what do you mean if i got a competing barbershop across in the same strip mall the government's not going to let me you know i mean what does that mean can you buy property so so what does it when you guys you say you got real estate ownership what kind of property rights do you have the same as the united states they all the big got a real estate companies here coldwell banker that you know the rest of them and it's almost the same exact contracts the same process and everything here so so if i were to go there and buy land i could buy land is my land my mind my mind absolutely and and you know you can even come down on a tourist visa and buy land it's yours yours yours a a lot of people do like to bring the fact that if it's in a fifty kilometers of the border or of the of the coast then you have to buy it in a trust or it's called a fee cammisa exactly trust but it's pretty much a trust and but that doesn't mean that you don't own it i mean it's a good idea to let me answer it's one thing before you run out of time hi this is important to me this year i'm going to you know we're focusing it's not gonna help you you've gotta deal with the fact that the foundation of the businesses crumbling because people are fighting HR's one of the biggest problems in companies companies people are fighting or they're using substances or whatever's going on a one hundred percent of the companies i've worked with almost thirty years the core of their businesses polluted and they won't change things if they don't clean up the pollution who the core of your business is damaged all right we're going to ask you those seven questions that you must ask you all your damaged corporations and because they're the ones who brought me the end but then i really get to know the team and i have confidential interviews and conversations with them and it's like the CEO oh and the team don't work for the same company and when they feel like they can be honest there's a relief in telling the secrets and i don't mean the secrets like we've gotta rip things apart but telling the real stressors in the real problems and they'll say things like you know there's companies falling apart in we're not making taking the feels that we should be because you know this is not working right over in this department or the direction that we're getting the leadership is bad or whatever it is and and you discover that yeah they're still making some sales because maybe they've got a good product but things are not working as they they should you know people are unhappy their HR is going crazy people are leaving their superstars relieving one of the questions is you know do you you have a team of superstars or do you have a team of b. and c. and d. players and what i find is in these companies where the core is polluted they've got i d nc player and they're not getting things done so what you're saying is when you said that your you know your fancy apps and gimmicks and all that are like putting perfume i'm on a pig and calling it a beauty queen the reason why you're saying that if you don't fix the core of the problem the nucleus of the problem then it's just going two wickets way out into all these fancy things you're trying to do anyway and people are going to learn sooner or later that this company are these products are screwed up and they don't even know why and i don't want to mess with that so you really have to you got to dig deep to answer these questions can i ask you in our next we have like seven seven or eight more minutes still but can you get started on the seven questions you must ask to find out about being damaged like this absolutely absolutely so does your team show up with passion and they're excited about what they're doing or are they you know i'm here for a paycheck and you know i'm gonna retire here when i can retire you people walking in the door going how do i make this experience better for my team members for the company see for the the customer if they're not excited which in corporate america most of them are not it's just a paycheck then you've got problems problems just the media notice what you're doing and are they talking about it are you a company that they're like yeah this is a great company they're putting out a great product and people like being there does everyone on the team think like a CEO CEO perspective is very different than you know just somebody who's showing up for a paycheck a CEO trying to solve did you give me so for three or four lost track i've given you four you ready for the last one given to me okay so are you micromanaging everything you know you've got a great team and you've let them well then you're not stressed out your spouses and on the verge of divorcing you because you're always at work your kids actually know who who you are and your stress levels aren't you know heading toward a heart attack but most sea levels are micromanaging their businesses and you know the next one is is your company defined by respect or is there a lot of water cooler gossip and and running around and trying to control what's happening happening and the one of the really big tells and this is where people go in and they let's get a new app or let's get a news something or other leads and sales are flat declining maybe up a little bit down a little bit they're not consistently growing and so if you're asking why does this make a difference i'll tell you when it really hit me several years ago i was working with the CEO who had zero revenue for an entire twelve month period and then no money for twelve months right we meet and we start doing you know the we work on the sales and the messaging and all of that but the revenue isn't coming in and i know i i'm using a lot of this the home stuff so i know that it works right ultimate sales she's not making any money and so i said you know i think there are some problems at an energetic arctic level so you ask you know what this quantum physics have to do with growing this right and they said let's clear out that negative energy out of you the CEO out of your eighteen and out of the business so we started doing it we started working at the quantum level we started healing all of that you know negative energy and anger and you know people not following through or being passionate she took her business from zero dollars and a twelve month period to six hundred and two million dollars cut twelve months later oh gosh that's that's just hold over and over again that's crazy stuff right there it is this crazy stuff that's awesome crazy stuff but the thing that's crazy is that's not just a one off i've seen this over and over and over and over again so i'm looking at this next one symptoms are not the problem what they are and how to fix them so you have obviously turned this into a science this whole thing of kind of exploring all right let's dig deep into the core of these problems it's gonna take some tough love put on your big girl panties or your a big boy boots or whatever you gotta put on because we're about to get down and dirty i mean how do you even start this stuff with people well the first thing i do is i i talked to the people who were there which you know what most companies are not talking to their people you will get the most brilliant ideas and and understanding what the problems ktar if you just talked to the people so i talked to them i find out what the problems are and then i'm not afraid to address them which most people they don't wanna address problems sounds like you know if we ignore it it'll go away ignore it it'll burn your company down we'll speak into that who is the biggest dragon breathing fire on your company you'd be surprised i'm not sure what that means but give it to me well i don't know if people are gonna wanna hear this are you sure you really want me to say tough love baby okay the the biggest drag in most of the time in any company is the CEO i agree yeah because you know the the they're the ones at the top trying to say that their leader but they're not actually leading a lot of times micromanaging or they're suppressing problems they're not giving their people room to fail you know people should be innovating and looking for solutions but so many people are afraid of retribution they try something and and they sail and we don't give them the space to learn from it and then take it to the next level such a good leader i gotta tell you that take leagues such character and trust and faith out of that leader who let me tell you i was not one of those guys and i'm getting to that point it don't come easy easy anyway continue well and you know what that's my role my role is to help guide the EEO protect the team protect the CEO CEO from you know the fallout and then bring everything together at a much higher level and that's when you get those explosive results that's when you get people who show up and they're so excited to be there they're looking for solutions they're not just their four up paycheck that's have tapped in to the fountain of youth and knowledge and understanding it could be that we're gonna the die because that's the tree of the fruit of the knowledge of good and evil right period full stop absolutely you know we've been david and i've been involved with a company called integrity for many many years about eighteen years into it we got to write a book and it really is on cracking complexity complexity flexes the biggest challenge that entrepreneurs face it's the biggest challenge that the world faces whether you're a society leader government leader leader of an NGO sports team hollywood the studio or a fortune five hundred company it's that every once in a while you're dealing with a challenge that has so many moving parts and so many people that have to be brought together and mobilized it's really hard to do that at pace and at scale to achieve the kinds of outcomes you're looking to achieve whether it's trying to grow faster take cost out more sustainably or pivot as an entrepreneur grow your sales or transform your organization or figure out how to deal with the opioid epidemic any of these kinds of big multi-dimensional title big challenges and we just have a way in which to make progress on these very very quickly how to solve the big challenges fast had a mobilize people fast we've written a book on senate that applies to you if you're an be in your way to do your thing but i think that you know necessity is the mother of invention right so sometimes you just need to do something thing that you know is the right thing but you you haven't got a clear path but you're gonna just go how do you find the team that backs you up that helps you you to solve these complex problems to me it takes a village doesn't it it really does take a village and not everybody in the village and sometimes sometimes not everybody you need is from the village there's a law that we go by most people haven't heard of it before but it's really really powerful it's the law of requisite variety the law of requisite variety he says only variety can destroy variety and what that means is when you're dealing with a big challenge with lots of moving parts like i need to transform my business right i gotta grow sales once and for all or any to pivot and i'm not sure what to give it to the only way to absorb the variety of the situation is by bringing the right group of people together and that group the people is going to be comprised of some of the usual suspects usual decision makers usual influencers usual advisors but it should also be comprised depending any on the challenge of unusual suspects people who might be part of your customer base or people you could partner with more people used to work for the regulator tom you you said it you said it people you can partner with me alliances are what is going to rebuild america strategic wise alliances partnering all take a break oh my gosh rush cracking complexity the advice out there david com lewis is on the line with us he is co author of cracking complexity city the breakthrough formula for solving just about anything fast what is this formula david i'm i'm curious i know you've probably got the chapters in your book maybe in a nutshell so this formula is about solving things fast in mobilizing people fast around the solution the way it starts his by framing framing what you want to solve in the form of a question right what do we have to do starting now in over the next year to grow faster or what do we have to do now in over the next it's ninety days to launch this joint venture or what should we pivot to and what's it gonna take to get there whatever your challenges you want to frame frame it in the form of a really really good question and if you think about the challenge faced with and the opportunity you're looking to seize it won't take very long to frame it in a really good question which really is the the invitation to a broader group of people within your company and sometimes from outside your company to help you answer that question now when you have that question then it really really comes down to who do i need to answer that question with me who's buying do i need whose knowledge and talent do i need to leverage in order to get to really good answers and as i was mentioning in early in terms of requisite variety that group you choose really pivotal you want to think about the usual suspects the people who are to your right and left to are gonna be blocking and tackling with you but you also want to bring in the people you don't normally collide with people you don't normally interact with potential customers existing customers your advisory board your investors outside experts so on and so forth and it's the combined talent and knowledge and information data an influence of that group if you can combine it if you can get it together and get it riffing together you're attacking that question together you've got a good chance of answering that question having everyone bought in to actioning the answers right you you know i'm i'm looking at all this and i think when i see the word fast and you know i think that there are certain expectations go along with that and so i want to reverse this for a moment because i also notice in here is just kind of scanning through things that you talk about that you must also patiently allow the right answers to emerge urge and when you're thinking about the problem i need to eat vast patients usually is not the first thing that comes to mind maybe you can riff on that yeah i i mean we had the fable of the tortoise and the hare where the moral of the story is sometimes you have to go slow to go fast and you do sometimes need to go slow flow in order to go fast but in today's world if you're an entrepreneur if you're a fortune five hundred CEO sometimes the challenges you're dealing with don't afford you the luxury gory of going slow so that you can then go fast and so really today's imperative is to be able to go fast in going slow to go fast and so when we talk about about going fast we're talking about needing to make high quality decisions around which everyone is aligned in two to three days mckinsey just came out and said most most organisations eighty percent of organizations make a trade off between high quality decisions and making them fast and only twenty percent of the organizations that they're able to make high quality the decisions fast and we've been saying that for years and the formula is all about not making that trade off it's about teaching people showing people equipping people for for how to make high quality decisions fast and third element which because he doesn't really talk about how to get people bought into those decisions because even if you can make a high quality decision fast if you you don't have critical mass buying from your business no matter how small it is or how big it is you're not gonna see execution happen at the pace you need it to it's funny i just watched the movie ford versus ferrari the other day and i'm a big car gay and when i'm hearing you here i remember going through racing schools all the rally driving schools in the one thing that the instructor structure would always say about going through the turns is slow in fast out and it's kind of counterintuitive because you know you're like i'm racing i gotta go fast asked fast in but if you take a turn in a car there's something called physics at work and you take a turn to fast and then you're not gonna come out because you're going to spinout in business it's the same way sometimes you have to learn this thing called calm and i find that through doing this radio show oh it's been years now that i've been doing this and asking so many successful business people you know what is it you do to calm yourself you know i remember asking asking matter of fact the president of porsche i said okay you you're the president of you know gigantic sports car company that is all about fast and he says and and i said what do you do he says why do two things one i meditate and to do something that is completely outside of the world of the car world that he's in he says i learned how to fly fly and he goes when i'm flying i'm in my zinn space and and so i find that there's you know people that are in this position that have complex complex businesses and lives they have to do two things one is to step away and do something completely different you know if you're in the car business you're airplanes are horses our fishing or whatever it is i happen to love fishing and cars and not so mature says but anyway the point that i'm making is that they also tend to have a meditative time time in their day and i'm just curious have you found any of that any of this baked into your strategy absolutely this is is what we mean by taking an iterative approach with lots of pauses but concentrated pauses part of the yen and you know i i like listening to what you were just saying when you're dealing with with a fast complex challenge where all the moving parts coming at you fast and furious the way to calm yourself is to step away but to also acknowledged that you're dealing with something that's bigger than you are and it's not going to be enough for you you too have a pause and a think on your own you're going to have to have a pause and think with many other people and if you have those other people with you and you are in deep dialogue along with those other people that is what's going to calm the situation you have to bring people together in person to solve a complex problem face to face must be a big thing with you guys in your book absolutely yeah i mean technologies amazing video conferencing is amazing teleconferences etcetera atra technology advanced amazingly and most of the time you don't necessarily have to be in the room face to face but when you're dealing with something that gets at the heart of behavior and how people are going to behave and what people really feel what is moving them and when they're not being moved you only crock that when you're together together you only build trust really in deep way rapport really in a deep way when you're together and that's what allows you to then go separate and do what you have to do with the trust that either stabbed list while being together so this is the eagles life in the fast lane and if you entrepreneurs out there are listening to this and you realize that you have a complex complex life dread to go because we know that we've got problems we've got complex problems and he hopefully can give us an example of what that supreme leadership would be the calm leader the leader that brings people together so that they can actually solve just about anything fast is what he says the book gives cracking complexity the breakthrough formula for solving just about anything fast again david so i think it's really important for people to see how a person in leadership role should and could lead a meeting when we've got problems that team is all here you've got probably probably i don't know maybe a a third of a million people listening right now as far as the nationally syndicated broadcast and podcast entrepreneurs all around the world you're leading us now we've got a problem give us kind of the ins and outs of doing something like this okay allen so let's say you've brought your team together because is your launching a product you're launching it in six months you've been thinking about the product that's been developed by RND and it's time to go your question might be what we have to do to become number one in our category over the next six months you know at launch so you've got the right group in place you've brought you know your marketing agency and you've got people from various levels you got your sales leaders marketing leaders your product leaders you got your decision makers the leadership team you might have ten twelve fifteen twenty people around the table right spend the first ten percent of your two hour or three hour six hour meeting however long it is spend the first ten percent coming up with the agenda in other words there's a leader come up with the question that your team needs to answer but don't tell them what they have to talk about let them tell you what they have to talk about five six different agenda agenda items so once they identify the agenda items whether it's who's the customer what's the message what our launch tactics are we sustaining momentum who are we getting after who's doing what et cetera those are different topics divide the team up into smaller groups to talk about each of those his topics and don't just put people on teams that are talking about the topics assign them as members of a topic or as critics of a topic and make it a fair process so everyone needs to play those roles equal number of times right on the various topics is good yeah so members are going to talk about a topic and their job is to advance the topic as far as they possibly can inservice of answering this big like how do we become number one in the category question critics are going to be listening very carefully to the members and you can invite the critics twice during a half hour meeting to give their critique on what they think could be going better now when you use the member in critic roll it makes makes people contribute differently and it makes people listen differently if you've got five different topics that you've identified that you have to explore to answer this launch question go through them once so one meeting second meeting third meeting fourth meeting fifth meeting member critic and each meeting capture what you're talking talking about in each meeting feed it forward and then run those meetings again so once you've been three or five meetings start from the top and go again and even if it's a two hour a long overall session that you brought these people together for or even it's a one day session try to get through at least two rounds of meetings on each of the different topics and see how the cross pollination and the candidate dialogue really moves the needle further than you would normally get in a two hour six hour meeting at the end only at the end not at the beginning i'm not in the middle only at the end come up with your final recommendations and decisions around what you're gonna do properly launch this product capture category leadership i i like it man i really do i think that what i kind of like about the whole thing is where are you is the leader are you sitting back watching or are you just walking from group to group listening in that's maybe my thought is as the leader where you that's a great question in my experience depending on the situation the the leader will do what you just painted a picture of which is sit back maybe make him or herself or their self a permanent critic never be a member of any of the teams just be a critic the other times there are an equal participant and it really depends on the judgment of the leader how contentious as this challenge and someone who dominates too much are people going to speak openly if i'm at every table all the time like dominate great all good stuff my friend all good and i think is the leader it's very important to be presence presence not just standing there in the room but consciously presentation while you're trusting your group your team to help you solve you've complex
